Coaching Practice Analytics: Build a Useful KPI Dashboard

A coaching-practice KPI dashboard should help you make a specific decision using information you can explain. Define each measure's source, period, population and calculation before choosing a chart. A small reliable record can be more useful than a large display that mixes contracted fees, collected cash and future appointments.

This guide develops six starting measures and a ten-metric dictionary through Hana's fictional practice. It includes a filled dashboard brief, revenue movement, cohort analysis and a decision log. The examples illustrate arithmetic and operational judgment, not industry benchmarks or predictions about an individual client.

Compare three reporting arrangements

QuestionInformal recollectionA maintained spreadsheetA connected dashboard
Recurring feesCheck the actual purchases before relying on memory.Reconcile the selected recurring population and monthly equivalents.Inspect definitions, filters, period and data freshness.
Client activityAsk the client about the work.Record only relevant permitted observations.Distinguish recorded activity from service usefulness or a forecast.
CapacityCompare the calendar with the actual work required.Include preparation, review and administration.Check what its numerator and available-hour denominator include.
Upcoming decisionsIdentify actual end dates and outstanding approvals.Maintain an owner and next step.Verify the workflow; a reminder is not a renewal decision.

A spreadsheet can be an appropriate control when it has a clear owner and reconciliation process. Connecting systems does not automatically fix duplicate records, delayed events or ambiguous definitions. Compare the complete reporting job rather than assume every manual record is unreliable.

Four reporting areas and six starting measures

Organize the dashboard around four areas: financial position, pipeline and acquisition, delivery and workload, and continuation and feedback. Keep client-private coaching material separate from the management summary.

For a first version, Hana chooses six measures: monthly recurring fees, opening-cohort cancellations, observed receipts from ended clients, workload against available time, relevant practice records and a correctly calculated recommendation score. Together, those questions give Hana a focused starting view while leaving room for the measures her decisions require.

Use leading and lagging carefully. A future booking or pending proposal can inform planning, but it is not guaranteed delivery or cash. Historical receipts and workload can inform future decisions too. A missing habit entry does not, by itself, predict cancellation sixty days later.

DefinitionsA saved metric dictionary specifies numerator, denominator, exclusions, timing and treatment of pending information.
AccessManagement receives the appropriate summary. Sponsors and associates receive only their authorized information.

Choose an as-of date and refresh cadence. “As of 30 September” differs from “events recorded by 2 October.” If information arrives late, preserve the original reporting context and explain a correction rather than silently change the meaning of an earlier decision.

A ten-metric dictionary with worked examples

1. Monthly recurring revenue or fees

Define the included active recurring services and normalize their recurring amounts to a month. Keep a finite package paid in installments distinct from an ongoing subscription. Stripe's own analytics documents MRR roll-forwards and changes, with definitions and configurable treatment that need checking.

Hana opens September with six monthly retainers at £500: £3,000. Two cancel, reducing the amount by £1,000. One remaining buyer moves from £500 to £400, reducing it by £100. Two new buyers each select £600 monthly, adding £1,200. Ending recurring fees are £3,100: £3,000 − £1,000 − £100 + £1,200.

The closing population is six buyers: three at £500, one at £400 and two at £600. That reconciles to £3,100. It is a monthly recurring-fee snapshot, not cash received, accounting revenue or a promise all future collections will succeed. An annualized run-rate multiplication gives £37,200, not a twelve-month cash forecast.

2. Observed client receipts and lifetime value

State whether you mean invoiced fees, receipts, recognized revenue or contribution. For four ended clients, suppose lifetime receipts were £1,800, £2,400, £1,200 and £2,600. Total receipts are £8,000 and the observed average is £2,000 per ended client.

Active clients have unfinished relationships. Mixing their receipts to date into an ended-client lifetime measure changes the population and can understate their eventual duration. The £2,000 observation is not a prediction for a new buyer or a recommended LTV target.

3. Client acquisition cost

Choose a cohort and define the acquisition costs attributed to it. If a separate campaign costs £1,200 across the included marketing and sales work and acquires three paying clients, its illustrative CAC is £400. Include the relevant costs consistently; omitting the coach's sales time can make comparisons misleading.

Do not divide this week's spending by all historic clients, or include signed-but-unpaid proposals as customers without saying so. Referrals may still require conversation and onboarding effort.

4. Lifetime-value-to-CAC comparison

For the same four ended clients, suppose recorded acquisition costs were £1,600, or £400 each. Their £2,000 average lifetime receipts divided by £400 acquisition cost is 5. This receipts-to-acquisition-cost ratio is not a profit multiple. It uses the same ended-client cohort; the separate three-client campaign above has not yet produced a completed lifetime record.

To use the ratio for a real decision, align the cohort, lifetime observation, cost definition and maturity. A five-to-one figure is not a universal threshold for a coaching practice.

5. Client churn and cohort retention

For the opening six-retainer cohort, two cancellations during September give two divided by six, or approximately 33.3% monthly client churn under this stated definition. Four of the original six remain at month end: approximately 66.7% cohort retention. The two new buyers are not added to that opening denominator.

Hana's total buyer count stayed at six and recurring fees increased £100, yet the opening cohort lost two clients. That is why a total alone is incomplete. Distinguish an agreed finite-service completion, pause, cancellation and pending continuation decision where those categories matter.

6. Session use and delivery

Choose what was due within the period. If twenty meetings were due in September, fourteen were held, two cancelled, two moved outside the period and two remain unresolved, the held-to-due proportion is 14/20, or 70%.

Another six appointments booked for October are future work; they do not belong in September's completed numerator. Allowance consumed by a late cancellation can differ from meetings actually delivered. Keep booking, credit consumption and attendance distinguishable.

7. Chosen practice records

Suppose clients selected twenty appropriate practice opportunities. Twelve were recorded as attempted, three as unavailable and five have no account yet. Twelve out of twenty planned is 60%. Twelve out of seventeen after excluding the three unavailable opportunities is approximately 70.6%, but those seventeen still include five unknowns.

Report the categories and ask whether the record is useful. A missing entry is not proof of failed practice, poor motivation or a coaching outcome. “Compliance velocity” is an unclear label unless a real rate, period and meaning are defined.

8. Net Promoter Score

Bain's owner guidance calculates NPS from a zero-to-ten recommendation question: promoters score nine or ten, detractors zero to six, and seven or eight are passive responses. Subtract the detractor percentage from the promoter percentage, using all valid responses in the denominator.

With eight valid responses, five promoters, two passives and one detractor, the calculation is 62.5 minus 12.5, producing NPS +50. If twelve people were invited, response is 8/12, approximately 66.7%. The four nonrespondents are not passive scores. NPS is not a five-point satisfaction mean or a measure of coaching's causal effect.

9. Paid diagnostic or consultation conversion

Use a defined mature cohort and decision window. If ten paid consultation clients have reached their decision date, four bought the proposed service, three declined and three remain pending, the purchased proportion is 4/10, or 40%. Among the seven resolved decisions it is 4/7, approximately 57.1%.

Show pending decisions and the snapshot. A booking, verbal interest and verified purchase are separate stages. Check the nature and competence of any diagnostic service rather than use the label to imply a clinical or validated assessment.

10. Delivery contribution and gross margin

Define the accounting basis and included costs with your finance owner. In a management illustration, £8,000 of period revenue less £3,000 of specifically classified direct delivery costs leaves £5,000, or 62.5%, before other operating expenses. Label that calculation and its exclusions clearly.

If another £1,500 of operating expenses applies, £3,500 remains before tax and any other excluded items. Unpriced owner labor can materially change how useful the figure is. Neither result is automatically available cash or the owner's take-home pay. Use the appropriate accounting and tax advice rather than assume every service firm should report an 80% margin.

Calculate capacity independently from session use

For a separate planning week, Hana has forty working hours. Twelve are allocated to leave, business administration and other commitments, leaving twenty-eight for delivery-related work. Eighteen live hours, six preparation hours and three review hours require twenty-seven hours, or approximately 96.4% of that twenty-eight-hour allocation.

Counting only live time would show 18/28, approximately 64.3%, and conceal nine hours of required work. Neither calculation is a clinical burnout score. Inspect peaks, buffers, actual staff availability and other work before deciding how much more to accept.

Read activity and feedback in context

In Coachful, coach-only client health examines a client's own recorded actions and can compare a quiet period with that client's learned activity rhythm. A fortnightly participant can be quiet for a week and still be within their usual pattern. The separate analytics counts retain their factual seven-day window.

Use those records as context for a respectful enquiry. They do not establish NPS, diagnose a problem or prove impending cancellation. A client may be working independently, away, using another format or choosing to end. A factual pattern and the client's account should inform the next decision.

Turn the dashboard into a decision log

ObservationQuestion and ownerNext decision
Recurring fees grew, but two opening clients cancelled.Practice owner reviews actual ending reasons and service fit.Improve a specific issue if supported; do not assume another reminder solves it.
Delivery-related workload uses twenty-seven of twenty-eight allocated hours.Delivery owner checks peaks, preparation and associate availability.Hold a proposed start until a suitable arrangement is confirmed.
Four of twelve feedback invitees have not responded.Feedback owner reviews collection and access needs.Report response coverage and invite appropriate optional feedback without inventing scores.

Later, a prospective buyer verbally requests a large package. Hana keeps it in the proposal view until acceptance and fulfillment are verified. She does not backdate MRR, claim cash collected or remove the capacity hold merely because a potential fee looks attractive.

Eight standards for a maintainable dashboard

  1. Every metric has an owner, source, definition and decision purpose.
  2. Period, as-of date, population and exclusions are visible.
  3. Contracted amounts, invoices, payments, revenue and cash are reconciled separately.
  4. Opening cohorts and new customers are distinguishable.
  5. Due, future, cancelled, consumed and held session records remain clear.
  6. Feedback shows the instrument, denominator, response coverage and limitations.
  7. Information audiences and private records are respected.
  8. A review records an action, owner and next date rather than an automatic valuation or outcome claim.

Use appropriate native records and reconciled billing or accounting sources for the actual measures. The billing and invoicing guide helps frame the financial workflow. The practice operating-system guide addresses the surrounding handovers. Compare the current Coachful features with a complete demonstration.

Frequently asked questions

What is a coaching KPI dashboard?

A defined management view of relevant financial, acquisition, delivery and feedback information. The definitions and sources matter more than the number of charts.

Which measures should I start with?

Choose the decision first. Six useful starting topics are recurring fees, cohort cancellations, observed client receipts, workload, selected practice records and appropriately measured feedback.

Can it prevent churn?

It can reveal a question worth discussing. Historical activity is not a guaranteed forecast, and ending a suitable completed service is not necessarily a problem.

What is an ideal capacity percentage?

There is no universal coaching threshold. Define available time and the complete workload, then examine actual constraints and calendar peaks.

Are all these measures calculated automatically?

Check the specific source, definition, integration and configuration. Native activity, payment records, survey answers and management calculations are different things.

Primary definition context: Stripe Billing analytics and MRR guidance; Bain's Net Promoter Score measurement guidance. Accounting figures are labeled management illustrations, not tax-return instructions. All people and datasets are fictional, and no benchmark or causal outcome is asserted.
