Suspending Assumptions in Dialogic Leadership
Nour
Founder, Coachful

Suspending assumptions means making an interpretation available for examination instead of allowing it to operate as an unquestioned fact. “They did not answer” describes an event. “They are protecting their territory” offers an explanation. The explanation may matter, but its evidence and alternatives need attention.
William Isaacs includes suspending among his dialogue practices. This guide develops an original workplace adaptation with three practical levels, an observation-inference-action worksheet and a fictional merger review. The aim is a better route to judgment, not compulsory optimism or indefinite delay.
We build Coachful. Coachful is our #1 recommendation for organizing separately agreed coaching preparation and chosen follow-up actions. This is an editorial workflow recommendation. A saved reflection does not verify another person’s motive, confer approval authority or certify that a regulatory requirement has been met.
Make the assumption visible without pretending it has disappeared
In his published “Dialogic Leadership” article, Isaacs describes suspension as neither suppressing thought nor advancing it with unilateral certainty. Thinking is displayed so it can be examined. Listening, respecting and voicing are companion practices; suspension is not a command to have no opinion.
MIT Spectrum’s interview with Isaacs also describes those four practices and the difficulty of hearing an unexpected account. It is a primary interview about his approach, not a controlled trial establishing that these questions improve every organizational outcome.
Bohm, Factor and Garrett’s 1991 “Dialogue: A Proposal” describes attending to reactions and assumptions rather than repressing them. It also distinguishes its wider exploration of thought from a problem-solving or conflict-resolution technique. The bounded decision exercise here is an original adaptation, not a reproduction of their complete Dialogue-group process.
Do not borrow physics or neuroscience language to give the practice extra authority. A change in the description of a meeting does not measure brain chemistry or demonstrate a physical effect. Evaluate the actual account, information, decisions and consequences.
An assumption can remain plausible while being suspended. You may still think a colleague wants to protect authority. The discipline is to identify what you know, what you infer and what evidence would change the account, rather than secretly treating your explanation as settled.
Separate observation, interpretation and a useful check
| Observed event | Interpretation | Question or evidence |
|---|---|---|
| A team has not answered the proposal. | They are deliberately blocking it. | What did they receive, what response was agreed and what information is missing? |
| A director challenges the forecast. | They want the initiative to fail. | Which assumption or source are they challenging? |
| A colleague requests details. | They do not trust my competence. | What decision needs those details? |
| A meeting ends without approval. | The group cannot collaborate. | Was the necessary authority, evidence or proposal present? |
The check should be capable of changing your view. “Why are you obstructing this?” embeds the conclusion inside the question. “What prevents approval of this particular step?” creates room for a different account without requiring you to accept it uncritically.
Use comparable scrutiny for an explanation you like. “They are protecting important standards” is also an interpretation until its basis is established. Replacing an untested hostile motive with an untested generous motive has not completed the inquiry.
Work at three practical levels
These levels are an original coaching aid, not three validated stages from Isaacs’s book. A client can use one without conducting a large dialogue group or inviting everyone to discuss private reflections.
| Level | Practical task | Boundary |
|---|---|---|
| Private reflection. | Write the event and your explanation separately. | Do not turn the private account into a diagnosis of absent colleagues. |
| Interpersonal check. | Ask how the other person understands the event and what can be verified. | They can disagree with your interpretation or decline a particular format. |
| Shared inquiry. | Examine an assumption shaping the group’s options. | Relevant evidence and actual decision authority still apply. |
Prepare before a high-power conversation. A junior colleague may not feel free to correct a senior leader publicly. Asking for dissent does not remove that consequence. Consider another route where appropriate and avoid making disclosure a demonstration of courage that people are expected to perform.
HSE’s Management Standard on role emphasizes clear responsibilities, compatible expectations and a route for role concerns. It supports checking structural conditions instead of reducing every disagreement to attitude. It does not determine the legal authority for a particular regulated activity.
Worked merger review: an absent approval is not a known motive
In this fictional case, Eva leads integration after a merger, Omar leads a regional operation and Suri owns the integration decision. Liv is a compliance specialist, Rafi holds local operational information and Hana holds a verified local approval role. Jo coaches Eva individually and does not attend or mediate the work meeting.
The original request, sent on 2 November 2026, asks the regional team to approve a shared process by 6 November at 17:00. Omar has not accepted that deadline. No approval or reply arrives by that requested time. When approval is absent, Eva writes to the steering group on 7 November that the region has broken its commitment and is protecting its territory.
In their forty-five-minute coaching session on 9 November, Jo asks Eva to separate the message record from the explanation. The requested date is real; an accepted response promise has not been established. “Broken commitment” overstates what the source shows.
Eva still suspects a concern about local authority. Jo initially offers another complete story: perhaps the region is simply protecting important local requirements. Eva challenges the certainty of that account too. Jo acknowledges that she has supplied a positive interpretation before checking the evidence.
Eva: I know we have no approval. I do not yet know why, and I cannot find an accepted deadline.
Jo: My explanation about protecting requirements was also an assumption. What could establish the actual obstacle?
Eva: Omar’s account and a check of the approval rule. Those are different sources.
Jo: What would you need before promising a review date to the group?
Eva: The relevant people’s actual agreement to do the check, rather than a date I assign to them.
Secure the check before announcing it
At 09:00 on 10 November Eva asks Liv and Rafi to review the specific approval step by noon on 12 November. Liv accepts at 10:00 and Rafi at 10:30. Only after those acceptances does Eva tell Omar and the steering group that this review is arranged.
At 11:00 Eva also corrects her earlier wording to the same group: the region has not responded by the requested date, but she has not established a commitment to that deadline. She withdraws the claim that a promise was broken and identifies the motive explanation as her inference.
Eva asks Omar for his understanding by 11 November at 17:00. He acknowledges the correction and accepts that new response window at 14:00 on 10 November. He replies at 16:00 on 11 November, one hour early.
Omar identifies a possible authority mismatch and also says he wants to retain a local review role. The second point supplies evidence of one expressed interest. It does not prove that the original delay was wholly territorial or reveal every regional colleague’s motive.
Let the evidence complicate both stories
Liv and Rafi complete their review at noon on 12 November. In this fictional company’s specific regulated step, the proposed global owner cannot supply the required local sign-off. Hana is the verified holder of the relevant local role. The example does not state a real jurisdiction’s regulatory rule.
Eva and Omar meet at 14:00 for thirty minutes. Eva initially says that the specialist finding explains all the resistance. Omar corrects her: the authority problem matters, but his preference about local control remains, and the team’s capacity to do additional work is still uncertain.
Eva acknowledges the overclaim. The new account contains a verified approval constraint, Omar’s stated preference and an unresolved capacity question. It is neither “all political” nor “only compliance.” The structural finding does not require Omar to abandon a legitimate preference or agree with every integration proposal.
The meeting is a work discussion between Eva and Omar, with Jo absent. It lasts thirty elapsed minutes, or sixty participant minutes for those two people. Liv and Rafi’s separate review work is not contained in that figure.
Make a bounded decision with the right owner
Suri’s decision gate is 17 November. On 13 November at 09:00 she authorizes a targeted design review, with the required evidence and local approval still needed. This is permission to examine a revised route, not permission to implement the regulated step.
At 11:00 on 13 November, Hana accepts a review by noon on 16 November. Eva reports the accepted review at 13:00. She does not promise that Hana will approve the proposal, or treat a potential local route as if the sign-off already exists.
Hana completes the review at 11:00 on 16 November, one hour early, but required data is absent. Approval is not given. On 17 November Suri pauses the affected step. An inquiry has produced a clearer decision without producing the desired integration launch.
Omar receives the pause decision at 14:00 on 17 November and acknowledges it. He continues to disagree with part of the standardization proposal. That continuing disagreement is retained; the case does not claim that listening has reconciled every interest.
| Earlier account | Evidence-based revision | Still unresolved |
|---|---|---|
| The region broke its promise. | The original response date was requested, not shown to be accepted. | Why every person did not respond. |
| Only territorial motives explain the delay. | A specific approval mismatch is verified; Omar also voices a local-control preference. | The weight of each contributor and others’ motives. |
| The authority finding explains everything. | Capacity and continuing preferences remain relevant. | A workable supported arrangement. |
| A revised route means implementation is approved. | Hana’s review identifies missing data, and Suri pauses the step. | The required evidence, approval and later outcome. |
Use the observation-inference-action record
This original seven-field worksheet keeps a belief examinable while connecting it to a decision. It is not a proprietary assessment or a measure of how enlightened the client has become.
| Field | Case entry |
|---|---|
| Observation. | No regional approval was received by the requested date. |
| Interpretation. | The region is protecting territory. |
| Other possibilities. | Authority, information, workload and expressed role preferences. |
| Evidence needed. | The actual approval requirement and the person’s account. |
| Accepted owner and timing. | Liv and Rafi’s review, then Hana’s separately accepted check. |
| Decision. | Suri pauses the affected step when required data is absent. |
| Remaining uncertainty. | Other motives, capacity and later approval or implementation. |
Use specific evidence criteria. A claim about an approval requirement needs the appropriate expertise and source. A claim about a person’s intention may remain uncertain even after a conversation. Their stated preference is relevant evidence, not access to every thought behind their behavior.
If a relevant record is unavailable, state that limit and decide who can obtain it. Do not turn missing evidence into confirmation of the explanation you prefer. A provisional account should retain the gap until a responsible check can address it.
Our active listening guide develops checking what the other person actually said. The related reactive-judgment guide considers another application. Here the focus is the route from a visible assumption to a supported decision.
Keep inquiry from becoming delay or selective doubt
Name the decision, responsible owner and relevant deadline before opening the inquiry. Specify which unknowns are essential before acting and which can be monitored within an authorized limited decision. A facilitation question cannot decide that risk threshold by itself.
If an established safety, compliance or protective procedure applies, use it. Do not ask a group to suspend a clear requirement while waiting for everyone to feel comfortable. Equally, do not call a contested preference a nonnegotiable legal requirement without the appropriate check.
When evidence supports an original concern, acknowledge it. Omar’s expressed wish for a local role is not erased merely because a structural obstacle also exists. A supported conduct concern can require action even when the complete motive remains unknown.
Watch for selective suspension. It is easy to demand endless proof for unwelcome evidence while accepting a favorable explanation immediately. Ask whether the same standard is being used for both, and whether a contrary answer could change what the leader does.
A leader can say “I may be wrong” while dismissing every correction. The practical test is the resulting account and action: what was revised, what was checked, what was decided and what remained open? A performance of humility is not equivalent to a revisable view.
An original five-step practice for the next meeting
- Choose one decision. Name the question the conversation must help answer. Avoid asking a busy group to expose every assumption about the whole organization. Identify the part that matters now and the authority needed to decide it.
- Write two different sentences. Start with the observed event and its source, then write your interpretation. Check whether a word such as “refused” or “promised” already includes something the record does not establish.
- Ask an answerable question. Seek the information that would distinguish relevant possibilities. If another person must check a record or requirement, obtain their actual acceptance before announcing the review as arranged.
- Listen for a complicated answer. Some evidence may support your first concern while another part changes. Ask the speaker to correct your summary. Do not require a pure explanation in which either everyone is political or nobody has a preference about power.
- Record the resulting action. State what the evidence supports, what remains unknown and who has actually accepted the next responsibility. The decision may be a pause, a limited review or an appropriate action; it need not be consensus.
Prepare to listen as well as speak. Write the question you want to investigate without scripting the answer you want the other person to give. If the inquiry cannot accommodate an unwelcome fact, change the question or acknowledge that you are advocating a decision rather than opening that part for discussion.
| Less useful question | More examinable alternative |
|---|---|
| Why will you not cooperate? | Which part cannot currently be approved, and what prevents it? |
| Are you saying I was wrong? | Which part of my account fits the record, and which needs correction? |
| Can we agree all concerns are resolved? | What was addressed, and what still needs a decision or remains disputed? |
At review, inspect the actual next exchange. Did the client change the message or only describe the practice fluently? Was the correction received? Did the new owner accept the work? Those observations are more useful than counting how many assumptions were listed.
Prepare the conversation and protect the information
Before 9 November, Jo deliberately grants Eva an original preparation Form through Clients > client > Worksheets & resources/Assign and sends its private client-access link. Eva opens it before coaching. She records a permitted deidentified account rather than uploading sensitive merger files or private information about absent colleagues.
A standalone assigned Form does not automatically appear in My Coaching’s next-action list. The case uses the granted client route. Check actual staff response access and the information agreement; a resource’s title does not make it private to one person.

A goal-linked task can remind Eva to distinguish an observation from an inference before sending a status message. Its completion records activity, not verification of a regulatory rule or another person’s motive. Keep the actual corporate evidence in its authorized setting.
Keep personal journal and takeaway pages unshared when private. Where an enabled Share with coach control is used, the client intentionally shares that page. Review automatic session recap and applicable approval settings rather than assuming that every summary is automatically private or manually reviewed.

The current ICF Code of Ethics addresses agreed roles, information handling, competence and accurate professional claims. Jo supports Eva’s inquiry; she does not supply the compliance opinion or confer Hana’s authority.
Close the review without claiming resolution
Jo and Eva have their second forty-five-minute coaching session on 19 November. Their service allows one clarification by noon on 20 November, Jo’s response by 23 November at 17:00 and administration through 24 November at 17:00, Europe/London.
Eva asks at 11:00 on 20 November whether the record can now say the region’s objections were resolved. Jo answers at 16:00 on 23 November, one hour early. The answer separates the verified approval route, missing data, actual pause decision and Omar’s continuing disagreement from a claim that all objections disappeared.
Eva reads the reply at 09:00 on 24 November and drafts a limited business summary at 10:00. Omar reviews and approves its exact text at 11:00. Eva sends it to Suri at noon, and Suri reads and acknowledges it at 14:00.
The summary records the corrected deadline account, the checked local approval requirement and the paused step with approval still absent. It does not transfer Eva’s private coaching reflections or imply that Omar endorsed the entire integration plan. Permission to send and actual receipt are both established.
Jo closes administration at 17:00. Her two sessions total ninety coach-live minutes. The separate thirty-minute work meeting and specialist, management, preparation and receiving work are outside that total; no whole-service workload or cost is claimed.
Later regulatory approval, actual implementation and the wider merger outcome remain unobserved. Explore Coachful’s features for the agreed preparation and review workflow. A more accurate judgment can produce a pause or a continuing disagreement, rather than an optimistic conclusion.
Frequently asked questions
What does suspending assumptions mean?
Make an interpretation visible enough to examine its evidence and alternatives. You need not suppress the thought, pretend to have no view or treat every explanation as equally credible.
Does suspension mean abandoning judgment?
No. It improves the route to a judgment. Necessary boundaries, evidence and decision authority remain relevant. A supported concern may still require action even when some motives are uncertain.
What if my original assumption is partly correct?
Keep the part the evidence supports and qualify the rest. In the case, a verified structural problem coexists with an expressed preference about local control; neither supports a complete story about every person’s motives.
Is this a quantum or neurological technique?
No physical or brain-state measurement is made here. The guide uses ordinary observation, interpretation, conversation and source checking. The philosophical lineage does not establish a medical or scientific mechanism for this coaching exercise.
How do I avoid endless discussion?
Identify the decision, essential evidence, actual owner and timing. Obtain acceptance before promising another person’s review. Record an authorized decision or pause and retain the unknowns, instead of keeping every possibility open indefinitely.
