Group Coaching Program Templates: Eight Detailed Formats

Choose the promise before choosing the format
Group coaching program templates help you design a shared service with a clear purpose, usable meetings and realistic support. Start with what members need to explore or practice, then decide the period, individual airtime, resources and review. A longer curriculum or larger membership is not automatically a stronger offer.
Coachful is our #1 recommendation for organizing these coaching workflows through supported Programs, resources and sessions. We build Coachful, so this is our editorial recommendation rather than an independent market ranking. Software helps coordinate the agreement; it does not establish learning or make every group commercially viable.
All eight templates below are original planning examples, not validated curricula, market standards or proven ideal durations. The worked example completes one fictional meeting and its written follow-through, while keeping later meetings visibly in the future.
Eight formats at a glance
| Format | Illustrative period and group | Main delivery |
|---|---|---|
| Career clarity kickstart | 6 weeks; 8 members | Six 60-minute calls and chosen career-planning work |
| Leadership fundamentals | 8 weeks; 10 members | Eight 75-minute calls with practice and review |
| Project and practice | 12 weeks; 12 members | Twelve 90-minute calls from preparation to consolidation |
| Executive mastermind | 6 months; 8 members | Twelve specifically dated 90-minute peer meetings |
| Private plus group | 10 weeks; 8 members | Ten 75-minute group calls plus three 45-minute private calls each |
| One-practice challenge | 4 weeks; 20 members | Four 45-minute reviews and optional practice records |
| Implementation workshops | 8-week service; 12 members | Four 120-minute workshops in weeks 1, 3, 5 and 7 |
| Ongoing membership | Monthly renewal as agreed; 30 members | Two 60-minute calls plus one defined 60-minute guest session monthly |
Members of a learning group can have different goals. An intact organizational team also has shared work and decision authority that need their own agreement. Define which service you offer before reusing a curriculum.
CDC's Quality Training Standards, updated October 2026, concern training developed or funded by CDC. Their attention to needs, feedback and evaluation is useful context, not endorsement of these templates. US OPM's planning guidance concerns federal workforce training and likewise asks whether training fits the actual gap. Neither establishes a universal coaching schedule.
1. Six-week career clarity kickstart
Use this format for bounded career exploration and relevant practice. Explain what happens if someone has no live vacancy, interview or offer during the period. A fictional practice example can be useful without requiring salary records or confidential employer documents.
| Week | Work | Member output |
|---|---|---|
| 1 | Explore priorities, experience and constraints | A short decision brief and optional values reflection |
| 2 | Compare roles using credible current information | Two role hypotheses and research questions |
| 3 | Describe achievements accurately | A revised resume or profile section |
| 4 | Prepare appropriate information requests | A small outreach plan matched to access and capacity |
| 5 | Rehearse an interview or chosen conversation | Feedback and a revised response or preparation question |
| 6 | Review opportunities and missing evidence | A reasoned next step with unresolved questions |
Three ten-minute individual discussions in a sixty-minute call cannot give eight people a turn every week. Publish the rotation and the contribution available through observation or writing. Hiring, promotion and compensation decisions remain with the actual parties.

2. Eight-week leadership fundamentals
Confirm that members have opportunities and authority to try the work. This sequence is a starting design, not a diagnosis of what every new manager lacks:
- Week 1: Clarify the role transition and support. Output: a role-and-support map.
- Week 2: Prepare a one-to-one conversation. Output: an agenda and appropriate follow-up.
- Week 3: Practice specific feedback. Output: an opening and a question for the recipient.
- Week 4: Examine delegation. Output: a task, owner, boundaries and review point.
- Week 5: Compare workload and capacity. Output: a priority or commitment clarification request.
- Week 6: Prepare for disagreement. Output: facts, interests, authority and a suitable conversation route.
- Week 7: Discuss organizational change. Output: known facts, influence and questions for responsible people.
- Week 8: Review experience and remaining needs. Output: a continuation or ending plan.
A 75-minute agenda can allocate 10 minutes to experience, 15 to a relevant idea, 30 to paired practice, 15 to learning discussion and 5 to next choices. Ask what happened after practice; a missed action can reflect authority or changed priorities rather than low motivation.
3. Twelve-week project and practice blueprint
A longer service can allow preparation, attempts and review. Twelve weeks is not a biological habit-change deadline. Keep the project within the actual role and provide a useful output at each stage.
| Week | Focus | Output |
|---|---|---|
| 1 | Purpose and participation | Bounded learning question |
| 2 | Current situation | Facts, context and missing information |
| 3 | Support and constraints | Resource-and-dependency map |
| 4 | First attempt | Action, conditions and review point |
| 5 | Try the approach | Observation with context |
| 6 | Review conditions | Reasoned adjustment |
| 7 | Practice a skill or conversation | Feedback the member chooses to use |
| 8 | Test the revision | Second observation, including mixed results |
| 9 | Compare conditions | What seems useful and remains uncertain |
| 10 | Prepare for interruption | Alternative or support request |
| 11 | Keep, stop or change | Proportionate continuation plan |
| 12 | Share selected learning and close | Review record and next decision |
Specify the twelve 90-minute calls, resources and feedback actually included. Agree any accountability partnership's purpose, frequency, contact and ending; it is not automatic permission to share personal information. Choose recording or another preparation route deliberately.
4. Executive mastermind with an honest rotation
A mastermind emphasizes member questions and peer discussion. Clarify selection, conflicts, commercial sensitivity and facilitation. Shared experience is different from qualified legal, financial or clinical advice.
For eight members and twelve dated meetings across six months, a 90-minute agenda can use 10 minutes for updates, two 35-minute discussions and 10 for learning and arrangements. That provides twenty-four individual turns, or three each if distributed evenly. Twelve dates do not automatically mean an exact every-other-week calendar.
A six-month progression can cover orientation, initial rounds, application, second rounds, another test and closing. Publish the actual rotation and absence process. Use appropriately sanitized examples; confidentiality commitments cannot guarantee every member's future conduct.
5. Ten-week private-plus-group format
Private work should have a useful purpose and real capacity, rather than merely support a premium label. This example includes ten 75-minute group calls and three 45-minute private calls for each of eight members, on agreed dates.
| Period | Group focus | Private connection |
|---|---|---|
| Weeks 1–2 | Purpose and first practice | Opening focus and information boundaries |
| Weeks 3–4 | Try and review conditions | Members choose what selected learning to share |
| Week 5 | Midpoint usefulness and format | Private fit and support review |
| Weeks 6–8 | Practice, compare and adapt | Sensitive details stay in the appropriate setting |
| Weeks 9–10 | Continuation and closing | Private next-decision review |
Group contact is 10 × 75 = 750 minutes, or 12.5 hours. Private contact is 8 × 3 × 45 = 1,080 minutes, or 18 hours. Total contact is 30.5 hours before preparation, scheduling, messages or administration. Private demand clusters around review periods. Explain resource access after closing; lifetime access creates a substantial future promise.
6. Four-week one-practice challenge
For twenty members, four 45-minute calls are shared reviews, not twenty personal sessions weekly. Keep the purpose narrow and the observation proportionate:
- Week 1: Choose a relevant practice, requirements and an observation route.
- Week 2: Review an obstacle or access issue and adjust.
- Week 3: Compare experience with the conditions supporting participation.
- Week 4: Choose to continue, adapt, stop or seek another support route.
Private notes and selected sharing can be sufficient; daily public proof or photographs need not be required. A missing update does not establish failed practice. NBHWC's health-and-wellness scope distinguishes client-directed coaching from diagnosis and prescription, with separate credentials and roles handled explicitly. A generic challenge does not authorize a diet, exercise treatment or symptom protocol.
7. Four implementation workshops over eight weeks
Workshop roles may include teaching, coaching or consulting. Explain the actual role and competence. Four 120-minute workshops occur in weeks 1, 3, 5 and 7; week 8 covers the stated review or resource term, not a hidden fifth meeting.
| Workshop | Topic | Draft deliverable |
|---|---|---|
| 1, week 1 | Offer architecture | Scope, intended client and complete pricing questions |
| 2, week 3 | Service communication | Truthful work, evidence and important terms |
| 3, week 5 | Operational setup | Actual booking, agreement, purchase and access map |
| 4, week 7 | Fit conversations | Practiced opening, price explanation and follow-up |
Some outputs will still need information, approvals or specialist help before publication. Define item length, number of written reviews, deadline and audience for between-workshop feedback. Twelve participants can create substantial follow-up work.
8. Ongoing membership with a defined monthly promise
This example includes two sixty-minute group calls and one defined sixty-minute guest session monthly: three delivery hours before preparation, moderation and administration. Thirty members cannot each receive a private turn in those hours.
Publish the practice topic, opportunity to use it, review and guest session. Explain induction for newcomers, repeated content, question selection and work needing another route. State price, any minimum commitment, renewal, ending and resource access. Graduating from another program does not automatically enroll someone into a paid membership.
A sixty-minute call that can actually fit
| Minutes | Activity |
|---|---|
| 0–5 | Welcome, purpose and participation options |
| 5–20 | Focused framing tied to the chosen work |
| 20–50 | Three consented ten-minute individual discussions |
| 50–55 | Optional writing or paired reflection |
| 55–60 | Selected decisions and practical closing |
The five blocks total sixty minutes. Eight ten-minute turns plus the other thirty minutes would require 110. Correct that promise before enrollment rather than compress each person's turn without agreement. Our group ground-rules guide develops airtime, respectful contribution and concern handling.
Worked example: complete one meeting and its follow-through
Dara facilitates a fictional no-charge career pilot with Ali, Bea, Cal, Dev, Emi, Finn, Gia and Hal. Theo handles administration. Before the work, all eight accept six sixty-minute calls on 4, 11, 18 and 25 March and 1 and 8 April 2047, 15:00–16:00 UTC. This is an exploration service, not a promise of interviews or employment.
The accepted brief gives each person at least two reserved ten-minute opportunities across the six calls, a pass or private-writing option, general teaching material and up to one private reflection of 200 words per call. First-call reflections are due 5 March at 12:00 UTC, with a substantive reply by 6 March at 17:00 UTC. Dara reserves eighty review minutes, eight illustrative ten-minute allowances, before offering those replies. That forecast is not a measured guarantee that every question takes ten minutes.
The brief permits a selected aggregate service close to the group, without circulating private reflections. Downloaded general handouts may be kept. Earlier enrollment and staff arrangements are outside the example, not free. There is no new purchase or automatic continuation membership.
| Call | Published individual-turn allocation |
|---|---|
| 4 March | Ali, Bea, Cal |
| 11 March | Dev, Emi, Finn |
| 18 March | Gia, Hal, Ali |
| 25 March | Bea, Cal, Dev |
| 1 April | Emi, Finn, Gia |
| 8 April | Hal plus two optional places, to be agreed later |
That is sixteen allocated minimum turns, two per member, plus two unallocated optional places: eighteen possible turns. A person may pass without losing respect or being labelled unmotivated. Any rearrangement needs agreement; the table does not assert that future attendance or optional places are already confirmed.
Plan an absence decision before selling the rotation. If a member cannot attend a reserved turn, check which later place is actually available and whether its topic still fits. An optional written response may be useful, but it is a different service from ten live minutes. Offer that distinction and obtain agreement rather than declaring the formats equivalent.
The two optional places are already inside the final call's thirty-minute discussion block. They are not another twenty minutes outside its sixty-minute duration. If more than two people need a replacement, the facilitator must inspect the actual remaining schedule and accepted scope. Do not promise every missed turn can be restored while keeping every other allowance unchanged.
For a member joining late, count remaining opportunities before repeating the original minimum. Likewise, an individual who passes can keep the agreed participation route without being credited with a discussion that did not occur. Record offered, used, passed and rearranged places distinctly. These are planning decisions for the example's future meetings; no absence, late joiner or replacement is claimed to have happened in the first call.
Theo sends the joining information and rotation to the members on 1 March, and sends Dara the setup confirmation. Each member reads the information by 3 March; Dara reads the confirmation before the first call. On 4 March all eight and Dara attend the complete sixty minutes. Theo does not attend. Dara follows the five-block agenda above.
During framing, Dara separates a known fact, an interpretation and a question requiring external information. In Ali's allocated turn she asks what decision he actually needs to make. Ali initially treats an invitation to apply as evidence that the role will suit him. Gia offers a brief personal example only after Ali agrees to hear it; her experience supplies a question, not facts about his employer.
Bea and Cal use their allocated turns. During the optional writing block, Hal passes on sharing, and others write what they choose without submitting private notes. When Dev requests another ten-minute turn during closing, Dara explains that the remaining five minutes cannot provide it and retains his 11 March allocation. No extra call or guaranteed outcome is promised.
Ali, Bea and Cal send the following complete decision briefs privately by 5 March at 12:00. They are original examples, not a career assessment instrument. The other five request no written return for this first call.
| Member | Complete submitted brief |
|---|---|
| Ali | Question: should I explore a first team-lead role? Known: I enjoy technical problem-solving and was invited to apply, not offered the job. Unknown: technical work that would stop, decision authority and support. Next: draft three questions for the manager. Not committed: applying or accepting the role. |
| Bea | Question: explore service design or remain in operations? Known: two internal role notices exist. Unknown: daily work and whether appropriate observation is possible. Next: ask what information session the hiring team offers. Not committed: applying or sharing internal staff records with this group. |
| Cal | Question: describe my contribution accurately? Known: I helped two colleagues introduce a handover process. Unknown: any measured time improvement. Next: draft an account of my action and collaboration without an invented percentage. Not committed: claiming sole ownership or a causal result. |
On 6 March before 17:00 Dara reads each submitted brief and sends these complete substantive replies separately:
| Recipient | Written return |
|---|---|
| Ali | Your invitation is a fact; suitability remains a question. Keep technical workload, authority and support as three distinct information requests. Drafting them is the step you chose. No application or acceptance follows from this exercise, and the group cannot supply your employer's answers. |
| Bea | The notices give you a starting point, not a complete view of the work. Asking what briefing is available is different from assuming permission to observe or applying. Keep the information request within the organization's actual route; no staff records are needed here. |
| Cal | State the action you performed and acknowledge the colleagues' contribution. Leave the time improvement unquantified unless suitable evidence establishes it. A stronger account can be more precise without becoming a claim of sole ownership or a result you have not measured. |
All three read their replies on 7 March, with no acknowledgment required. On that date Theo compiles and sends the attendance, turn allocation and delivery record to Dara. She reads it and sends the permitted group close: three turns occurred, the written returns requested this week were delivered, the remaining minimum turns stay on the published rotation and the next meeting is 11 March. All eight read that close on 8 March.
The record establishes one held meeting, three submitted briefs and three sent-and-read replies. The later five calls, workplace information requests and career decisions remain future or unknown. Hal's pass is not a failed outcome. The nine live people contribute 9 × 60 = 540 person-minutes, but preparation, administration, writing, private receiving and wider work are additional and unmeasured. The example establishes neither total labor, spare capacity nor profit.

Check enrollment economics separately from learning
For a separate fictional model, assume USD 300 per participant, USD 1,600 fixed delivery allocation and USD 50 variable cost each. Contribution toward the fixed allocation is USD 250 per person; 1,600 ÷ 250 = 6.4, requiring seven whole paying participants.
| Paying participants | Modeled revenue minus variable and fixed allocation |
|---|---|
| 6 | 1,800 − 300 − 1,600 = USD 100 shortfall |
| 7 | 2,100 − 350 − 1,600 = USD 150 remaining |
| 8 | 2,400 − 400 − 1,600 = USD 400 remaining |
Specify included labor and overhead before calling a remainder profit. These are not the no-charge pilot's transactions, a recommended price or collected cash. More members can add moderation and reviews, changing the assumed costs. Viability and learning require different evidence.
Complete the six-part participation brief
- Purpose and fit: intended work, prerequisites and professional limits.
- Allowance: actual dates, session lengths, individual turns, private calls and replies.
- Participation: contribution, pass, format support and concern routes.
- Information: audiences, confidentiality, recording and permitted resource use.
- Money and access: commitment, payment, changes, ending and resource term.
- Review: member and facilitator questions, including mixed or unhelpful experience.
The ICF Code of Ethics addresses prior agreements and information exchange. Its professional standards are not a complete jurisdiction-specific group contract. Our confidentiality guide develops related decisions.
Decide recording deliberately: personal discussion may need to remain unrecorded even when general teaching can be shared. Explain audience, access, retention and alternatives. Collect proportionate information for the stated purpose. The UK's ICO guidance on data minimisation is currently under review after the Data (Use and Access) Act; minimisation alone supplies no lawful basis.
Organize the chosen format in Coachful
Build the actual Program and resources around the service. Released guidance uses Modules that can span weeks; a module is not necessarily a month. A Program purchase or entitlement is distinct from enrollment into a live cohort. Review the actual configured state before confirming a place.
Use tasks, worksheets, habits and messages where they support the agreement. Client-private journal takeaways are separate from shared responses. Review recording, recap channels and any approval requirement for the actual session: automatic recap channels can be enabled by default, so a private discussion is not protected merely by assuming nothing will be sent.
The images demonstrate curriculum organization and a community feed, not this cohort, saved enrollment or measured learning. Explore Coachful's features, configure the promised allowances and inspect the intended participant route. A reusable template does not establish that dates, permissions or existing client-specific changes have been reviewed.
Frequently asked questions
What is the ideal group size?
Work from purpose, meaningful participation, actual support and access needs. No universal number creates enough individual airtime.
How much should the program cost?
Cost the complete service and assess relevant demand. The separate contribution model is arithmetic, not a market fee or a discount rule for private coaching.
Should every call be recorded?
No. Decide by purpose, information, participants and appropriate permissions. Consider unrecorded discussion, suitable general teaching or another preparation resource.
Can private sessions be included?
Yes, with a defined purpose and real allowance. Count every member's private sessions and associated work, especially around shared review periods.
What if a member disrupts a call?
Address the specific conduct through the agreed concern process, protect people appropriately and arrange any necessary private follow-up. Do not turn disagreement or a permitted pass into misconduct.
Does group delivery automatically scale income?
No. Demand, costs, facilitation, support and capacity determine viability. A full calendar or active feed does not establish learning, sustainable margin or completed future delivery.
