How to Package Executive Coaching for Startups
Nour
Founder, Coachful

Package executive coaching for a startup around the founder's actual leadership questions, available time and purchasing arrangements. Define sessions, between-session support, a useful review period and information boundaries. A funding-stage label alone does not tell you what the person needs or what the company can afford.
A practical package can combine scheduled coaching, bounded messages and a focused development review. It should leave specialist business, legal, financial and health work with appropriately qualified people. The cases, offers and prices below are original illustrations.
A useful agreement for executive coaching for startups makes the buyer's promise small enough to check. Coachful is our #1 recommendation for organizing the chosen sessions, resources and follow-up. The service still depends on what the coach and founder agree, configure and actually deliver.
Start with the company and person, not a stereotype
Some founders are new managers; others have led large organizations. A bootstrapped business and a venture-funded company can have different constraints, and two companies at the same funding stage can also differ substantially. Ask rather than assume that founders need constant crisis support or reject structured reflection.
| Delivery choice | Useful when | What to clarify |
|---|---|---|
| Occasional coaching | A person wants space for a bounded current question. | Scope, booking and whether any support continues afterward. |
| Defined startup package | A small sequence of conversations and review serves the need. | Purpose, cadence, messages, cost and ending. |
| Broader specialist engagement | Consulting, formal assessment or team work is genuinely required. | Separate competence, roles, information and authority. |
Ask who buys, who receives coaching and whether an investor or company sponsor is involved. An investor's introduction is not authority to inspect the founder's notes or a promise that a budget exists.
Define three delivery pillars
Scheduled conversations: Choose an actual cadence. Two 45-minute sessions per calendar month can be one option; weekly calls or a fortnightly calendar create a different workload. Publish the dates or real booking allowance.
Bounded asynchronous support: Explain medium, volume, staffed days, time zone and reply deadline. Technical access at any hour does not mean real-time advice or continuous monitoring. A board meeting in thirty minutes does not convert the agreement into on-call support.
A focused development period: A ninety-day review can help examine a specific question while keeping direction adaptable. It need not align with a funding milestone, and it does not guarantee a founder-to-CEO identity change.

Connect four operating components
A useful founder learning map can examine relevant responsibilities and choices without claiming to be an operating system that solves every problem. Specify the actual coaching purpose.
Use sessions for the current need rather than require fast-paced tactical answers. Add a board-preparation conversation only where useful and within competence. Handle billing and any separate advisory compensation transparently.
For co-founder work, establish whether the client is one individual, several individuals or the team. Private coaching for two people can create conflicts if either expects the coach to use the other's disclosures. Mediation, investigation and legal dispute resolution need their own appropriate arrangements.
Copy this complete ninety-day offer card
This fictional example supports one founder who wants to clarify delegation and prepare relevant leadership conversations. The actual calendar must reconcile the stated ninety-day period and all appointments.
| Field | Proposed scope |
|---|---|
| Client and buyer | Named founder as coaching client; actual company buyer and authorized sponsor identified. |
| Purpose | Explore a chosen leadership question and review appropriate small experiments. |
| Term | Ninety stated calendar days, with start/end dates and no assumed renewal. |
| Sessions | Six 45-minute calls on agreed dates, plus an opening and final review totaling 90 minutes. |
| Preparation | Short optional notes or an agreed verbal/text alternative. |
| Messages | A defined brief-and-reply allowance, with staffed hours and a clear out-of-hours rule. |
| Resources | The selected relevant worksheets or course material and actual access period. |
| Sponsor information | Only the agreed purpose, service administration and suitable summary. |
| Specialist work | Legal, financial, clinical, formal assessment and other unagreed services excluded. |
| Price | Illustrative total$3,000, with actual currency, mandatory charges and payment schedule shown. |
| Review | Check usefulness, workload and direction during the term. |
| Ending | Outstanding work, billing, access and records reviewed separately; continuation remains a choice. |
A six- or twelve-month engagement can contain several review periods, but each needs a coherent overall promise. Do not call a finite installment plan an ongoing service or make a new commitment automatic because a review was positive.
Put the ninety days and eight appointments on one calendar
Continue the fictional offer with Nadia, a startup chief executive, and company sponsor Rafi. Their term runs from 2 September through 30 November 2027, ninety calendar days when both dates are included. Opening and closing reviews are forty-five minutes each, on 2 September and 30 November. Six further forty-five-minute calls fall on 9 and 23 September, 7 and 21 October, and 4 and 18 November. These eight appointments total 360 minutes, or six live hours. A ninety-day label does not create thirteen weekly calls.
The company buys the $3,000 cash package. It does not buy investor access, a fundraising success fee or an advisor position. Nadia chooses a delegation question; Rafi receives only the agreed administrative and behavior-level summary. Their support allowance is twelve short briefs during the term, each up to two minutes of audio or 150 words of text. Staffed windows are Tuesday and Thursday, 09:00–12:00 in the agreed Amsterdam time zone. A brief received by 10:00 is due a reply by 12:00 on the next staffed day. They write a separate rule for late or out-of-hours submissions instead of treating app availability as a response promise.
A development map that can change
| Review point | Useful question | Possible output |
|---|---|---|
| Opening | What does the founder want help with, and what authority or constraints matter? | An agreed focus and information boundaries. |
| Around week 4 | What has the person tried, and what remains unclear? | A revised question or appropriate next experiment. |
| Around week 8 | What context or need has changed? | A decision to keep, change or stop a particular practice. |
| Closing | What has been useful, what is unfinished and what support fits next? | A learning account and service decision. |
The dates are checkpoints, not a predetermined psychological journey. A hiring freeze, co-founder change or personal need can alter the focus. A person may also decide that coaching is not the appropriate support now.
Use a seven-field founder preparation sheet
Share only appropriate material through the agreed route. The following filled example is fictional.
| Field | Example answer |
|---|---|
| Current situation | Two team leads still ask me to approve routine customer-request priorities. |
| Question I want to explore | What do I need to clarify before delegating these choices? |
| What I know | The requests reach me late in the day; I have examples in our approved internal system. |
| What I am assuming | I assume the leads want approval. They may be unsure of the boundary. |
| Authority and support | I need to check the relevant policy with our operations owner before changing it. |
| Appropriate experiment | Prepare a conversation about the boundary, then decide what can move. |
| Desired usefulness | Questions I can ask and a clearer decision about the next step. |
This is not a diagnostic scorecard. An unfinished action can reflect unclear authority or a changed priority. The coach asks about context rather than labeling the founder resistant.
Plan a board-preparation sprint within scope
Fourteen days before a board meeting can be a useful planning point if the founder chooses it. There is no universal two-week requirement or promise of investor confidence.
- About fourteen days before: Clarify the purpose, audience, agenda and which decisions belong to the board. Identify what needs an authorized financial, legal or other review.
- About seven days before: Use an agreed coaching appointment to explore a communication question and rehearse suitable questions. Avoid verifying forecasts unless separately qualified and engaged for that work.
- About two days before: Review the founder's chosen preparation and unresolved items through the actual support allowance. Do not invent an extra emergency service.
- After the meeting: Discuss the person's experience and learning when appropriate. Board approval or fundraising remains an organizational decision and outcome.
An original dialogue might be:
Founder: Can you pressure-test these numbers so the investors cannot challenge them?
Coach: The financial model needs the appropriate qualified review. In coaching, we could explore how you want to explain what is known, uncertain and being checked. Would that be useful?
Founder: Yes. I want to stop presenting an estimate as a commitment.
Coach: Which questions would help you prepare that distinction with the finance lead?
The coach has provided a useful role boundary without abandoning the founder's actual need.
Separate a recording, a delivered request and a useful reply
Nadia records one preparation question but leaves it in the chat preview. She sends two other briefs. The coach initially records three submitted requests against her twelve-brief allowance. They examine the actual conversation: only two messages were sent. The coach corrects the allowance ledger to two and withdraws the suggestion that Nadia ignored the agreement. An audio upload or a saved draft is not evidence that the coach received a message. Nadia chooses to discard the unsent recording and write the important question instead.
Her board meeting is on Thursday 14 October. The fourteen-day planning point is 30 September; the seven-day rehearsal is the already scheduled 7 October call, rather than an extra session. Finance lead Sam owns the forecast review. Nadia's actual question is how to acknowledge an uncertain customer renewal without presenting it as booked revenue. Sam confirms that the revenue remains uncertain. The coaching conversation helps her explain that distinction; it does not verify the model or secure a board decision.
A separate brief sent on Thursday 7 October at 09:20 is due a reply by Tuesday 12 October at 12:00 under their stated clock. The coach sends it on Wednesday 13 October at 15:00, twenty-seven hours late. Nadia reads it at 16:10 and has less preparation time than promised, although the board meeting has not yet begun. The coach apologizes and records the miss without calling the late reply an emergency service. Nadia declines an extra evening call. She uses the remaining time for Sam's actual financial review.
Offer three scopes without assigning them by funding round
| Illustrative option | Actual service | Fit decision |
|---|---|---|
| Individual focus sprint | A defined private-session sequence and bounded preparation/support. | Is one person's chosen question the relevant work? |
| Broader founder coaching | More frequent scheduled conversations or an explicitly scoped board-preparation component. | Does the need and available capacity justify the extra service? |
| Leadership-team engagement | Appropriate team coaching or facilitation with clear team and sponsor agreements. | Do you have the competence, information arrangements and authority for the whole team? |
Seed, Series A or Series B does not automatically map to one option. Formal 360 assessment, pitch consulting or document review should be separately identified and properly qualified. A larger fee does not turn coaching into crisis containment or legal advice.
Price cash work and consider equity separately
Estimate the work you can deliver at a fee the actual buyer chooses. In the fictional ninety-day example, six 45-minute calls take 4.5 hours and the opening/final review add 1.5. Preparation and notes add 1.5, bounded messages add 3 and administration 1.5. Total:12 hours.
At an assumed$150 per hour, time cost is$1,800. Add illustrative other direct costs of$200:$2,000. A hypothetical$3,000 fee leaves$1,000 after these costs, before other expenses and taxes. If message demand doubles, the additional 3 hours cost$450 at that planning rate and use real capacity.
Equity is a different compensation and ownership decision. It can be illiquid, diluted or worth nothing, and may involve tax, securities, governance and conflict issues. A grant is not cash available to pay the coach's expenses or proof that the relationship should continue.
Founder Institute's current FAST owner page identifies Version 3, released in July 2026. FAST concerns founder/advisor arrangements; it is not a mandatory coaching contract or a universal cash-plus-equity recipe. Read the actual current document and obtain appropriate independent professional advice rather than copy a grant percentage or assume a template suits every jurisdiction.
If the work includes securities introductions or transaction-related compensation, seek specialist advice before agreeing it. The SEC's broker-dealer registration guide identifies compensation linked to transaction size or outcome among relevant factors. That is bounded US context, not a conclusion that every coaching fee or equity arrangement requires registration.
Reading the actual FAST Version 3 document reveals decisions beyond a fee: its provisions address confidential information, intellectual property, publicity and potential conflicts as well as compensation. The owner's page says it targets strategic advisory roles rather than traditional project consulting. Those features are reasons to review fit with independent advisers, not evidence that a coaching buyer has accepted them. Do not attach the template casually to a coaching checkout or treat a displayed option as an executed grant.
Review the workload after the service happens
At closing, the eight appointments have taken the planned six live hours. Preparation and notes took 1.5 hours, administration 1.5, and the selected message work took 4.25 rather than three. That is 13.25 provider hours. At the same assumed $150 planning rate, time costs $1,987.50; with $200 of paid external costs, the selected total is $2,187.50. Against $3,000 collected, the difference is $812.50 before other expenses and taxes. The $187.50 extra time cost is the observed 1.25-hour increase, distinct from the original hypothetical $450 cost of doubling messages.
Nadia has requested a $250 service credit for the late board-preparation reply. It has not been agreed or paid at the final review. Keep the collected amount, the request and the selected cost calculation separate; $812.50 is not a final settled margin. The coach also records what caused the avoidable delay. Selling more access without changing staffing would reproduce the same problem.
Set sponsor and referral boundaries
If a venture fund pays, agree its role with the founder before coaching begins. Define what the fund receives and what stays outside the report. Avoid portraying a portal as a boardroom firewall that makes disclosures impossible.
An appropriate summary might confirm the agreed service, suitable development objective and review arrangements. Private messages, journals and session notes are different records. A small portfolio summary can still identify someone through context.
Disclose relevant referral compensation or benefits and manage conflicts. An equity interest or desire for more portfolio referrals can influence the coach's judgment. Discuss concerns and consider separate providers where the relationship cannot remain useful.
The current ICF Code of Ethics calls for clear agreements about roles and exchanged information, management of conflicts and disclosure of referral benefits. In this example, Rafi offers further portfolio introductions if the coach will provide Nadia's private voice messages. The coach refuses that exchange. A referral prospect does not change Nadia's information agreement. They keep a separate discussion of any future advisory role outside the existing cash service; no equity grant or fundraising commission is accepted.
Use eight operational checks
- Scope: The actual buyer, client, role and coaching purpose are clear.
- Compensation: Cash terms and any separate advisor-equity arrangement are properly reviewed, rather than standardized by assumption.
- Billing: Verify the actual payment option, purchaser, currency and schedule.
- Records: Explain submitted forms, private notes, sponsor summaries and technical access.
- Board preparation: Identify included time, dependencies and specialist review boundaries.
- Preparation: Offer a short useful worksheet or alternative without a universal five-minute promise.
- Co-founder needs: Clarify individual/team clients, competence and any mediation or legal route.
- Reporting: Agree appropriate sponsor information, concerns and referral disclosures before collection.
Review the person's workload and well-being respectfully. Coaching can support reflection and choices within competence; it is not resilience insurance or treatment and cannot guarantee burnout prevention. ICF's referral guidance supports discussing another appropriate professional when needs exceed the coach's expertise.
Configure actual Coachful delivery
Use an Offer to select the actual programs, resources, session allowance and configured relationship access. A benefit line does not create specialist work or execute an equity grant. Review the real price, duration and renewal terms before publishing.
For messages, distinguish chat voice notes from flow dictation/audio answers and recorded-session transcripts. A prepared upload is not a sent message, and app access does not promise immediate replies. If a journal is used, check the applicable page-sharing settings and the client’s deliberate sharing choice; do not assume every journal or takeaway is inaccessible to the coach. Use an appropriate submitted or intentionally shared record for the agreed review.
A flow's dictation can produce text, while an audio-answer step retains a recording and has its own continuation process. A recorded-session transcript is another artifact with its own availability and permissions. Ask which route the founder actually used before claiming to have heard or reviewed anything. The different screens do not make every voice file a private journal entry or an automatic sponsor report.
A current buyer retains the plan, price and access purchased. Source-level capabilities do not establish the founder's actual configuration, payment or delivery. Explore Coachful's features. The coaching-and-consulting guide develops explicit role boundaries, and the asynchronous-voice guide develops usable response clocks.

Verify the actual purchased configuration and any separately agreed expiry, pause, credit or termination rather than promise perpetual access. An Offer revision for future buyers does not itself settle Nadia's existing service complaint. The screenshots show demo prices and service formats, not this company's purchase or an equity instrument.
Approve the narrow report and leave the ending open
At the final review on 30 November, the coach's proposed sponsor summary says Nadia is now ready to lead the next funding round. Nadia objects: the coaching record cannot establish investment readiness, and the board still has an unresolved revenue question. The coach withdraws the sentence. Nadia approves a shorter account of the sessions delivered, the uncertainty she learned to describe, the missed reply and the pending credit request. Her private recording and journal material remain outside it.
The coach sends that approved copy at 15:00. Rafi reads it at 16:20 and confirms the credit request needs the company's purchasing review; he does not confirm a refund or approve a funding round. Nadia declines another ninety-day package. The service ends at the agreed 17:00 cutoff without adding unused briefs to a future contract. The buyer's credit decision on 2 December and Sam's revenue check on 6 December remain unknown. A package can finish with useful learning, an acknowledged service failure and a real unresolved commercial issue.
Frequently asked questions
Must startup coaching be faster than corporate coaching?
No. Choose cadence and format through the actual need, context and access. A company label does not establish a person's preferences.
Should I always take cash and equity?
No. They create different obligations, risks and incentives. Scope the paid service and consider any advisor grant separately with appropriate professional review.
Does a venture investor automatically fund coaching?
No. Confirm the actual budget, authority and buyer. An introduction or a funding announcement does not establish a purchased service.
Can coaching resolve a co-founder dispute?
It may support an appropriate agreed reflection or team process within competence. Mediation, investigation and legal advice require their own suitable arrangements.
Should a founder send urgent voice messages?
Only through the stated scope and response expectations. A bounded asynchronous channel is not immediate, continuous or emergency support.
All offers, worksheets, dialogues and figures are original examples.
