How to Sell Coaching to Private Equity Portfolio Companies

To sell coaching to private equity portfolio companies, connect a specific leadership need to the company's actual operating plan, identify who can authorize the engagement, and agree what the executive and sponsor will receive. A credible proposal explains the work, evidence, confidentiality, price and ending decision. It does not promise that coaching will deliver an investment return or rescue an executive's job.

Start with one company and one useful mandate. This guide follows a fictional coach, Noor, as she discusses a reporting and delegation problem with Ada, a portfolio-company CEO, and Sam, an operating partner at its investor.

Understand the company before choosing the buyer

A private equity fund, its investment adviser and a portfolio company are different entities. The SEC's private equity overview describes both controlling investments in operating companies and minority-investment strategies. Identify the actual ownership and management arrangement rather than assuming that every sponsor runs companies the same way.

KKR's current Capstone description, for example, discusses collaboration among investment teams, board members and portfolio-company management. That is one sponsor's operating model, not a universal purchasing chart. An operating partner can introduce you without being the contracting signatory or the person who approves the invoice.

Map authority and open a relevant conversation

Noor first clarifies seven roles. One person may hold several, but the responsibilities still need to be explicit.

  • Executive client: Ada chooses whether the proposed coaching addresses something she wants to work on.
  • Sponsor: Sam describes the operating concern and the support already available.
  • Management owner: Ada's finance director owns the reporting process and verifies its operational records.
  • Board representative: The chair confirms the board's expectations through the company's appropriate governance route.
  • Budget owner: The company finance director confirms the proposed expenditure.
  • Signatory and procurement: The authorized company representative approves the agreement and vendor requirements.
  • Billing contact: Accounts payable confirms the legal entity, invoice address, purchase-order requirement and due dates.

A permissioned introduction might read:

Sam, thank you for agreeing to an introduction. I work with leaders who need clearer delegation and reporting conversations during ownership transitions. If that is relevant to Ada's priorities, could we arrange a short discussion with her about the specific work, the support already in place and whether coaching would add anything? I would not need confidential board papers for an initial fit conversation.

Use public, verified company information and a relevant introduction where available. Do not imply that you know the fund's confidential investment thesis. The guide to selling coaching to board directors develops the distinction between a useful sponsor conversation and authority to make a board decision.

Choose among three concrete advisory needs

1. Founder-to-sponsor working relationships

A founder may need to clarify which decisions remain theirs, what the board expects to receive, and when operational responsibility should move to a colleague. Coach the conversations and choices within that person's remit. Do not treat the founder's departure as the assumed successful outcome.

2. An incoming CEO's transition

A new CEO might use coaching to prepare stakeholder conversations, test assumptions about the business and establish a workable delegation rhythm. Ask what onboarding, mentoring or operating support already exists. A coach should complement that support rather than sell the same work twice.

3. Leadership work during an add-on acquisition

Two management teams may need to clarify decision rights, dependencies and how disagreements reach the appropriate owner. Individual coaching, facilitated team discussion, mediation and integration consulting are different services. Specify which you are offering, who participates and who retains operational authority.

Turn discovery into a filled mandate

Sam initially describes Ada as “too involved in every decision.” Noor asks for a concrete example and invites Ada's account before proposing a solution.

Sam: Two reporting packs were late. I want someone to tell us whether Ada can handle the next phase.

Noor: An employment or suitability assessment would be a different mandate. What support does Ada want, and who owns the reporting process?

Ada: I want to stop reviewing every table. The finance director can own the pack, but we have not agreed when an exception needs me.

Noor: Would a useful first experiment be an explicit exception rule and a rehearsal of that delegation conversation?

Sam: Yes, provided we can review whether the reporting handover is working.

Noor: We can agree a limited progress record with Ada. Her private session content will not become an assessment for you.

Mandate fieldAgreed starting position
Client and purposeAda wants a workable reporting delegation and exception process.
Business contextThe company's current operating plan needs a timely reporting pack; management owns that requirement.
Starting evidenceThe finance director checks four comparable reporting deadlines: two packs were on time and two were late. Record the definition and any changed deadlines.
Coaching workPrepare the delegation conversation, clarify Ada's choices and review actual examples of the new process.
Authority and exclusionsManagement owns operations; the board owns its decisions. Noor is not evaluating Ada for dismissal, certifying accounts or advising on the investment.
Information agreementAda and Sam agree the fields of a separate progress brief and its recipients. Personal session details and unapproved colleague comments are excluded.
Commercial scopeA proposed hundred-day pilot, specified below, contracted and paid by the portfolio company after its approval process.
Review and endingReviews at agreed points, with a day-100 decision to stop, continue internally or consider a newly scoped service.

Use this as a practical worksheet, not a standardized assessment. An enterprise coaching audit can help identify duplicated support and missing agreements before you propose another engagement.

Make the proposed pilot contractable

In this fictional engagement, day 1 is 3 May 2027 and day 100 is 10 August. Before the start, Ada confirms her development purpose, the finance director confirms the budget and reporting records, the authorized company signatory accepts the reviewed agreement, and accounts payable confirms the invoice route. Sam’s introduction does not replace any of those decisions.

The approved scope retains the work and €8,400 fee below. The company agrees two €4,200 installments, on 3 May and 21 June. The parties confirm the six submission dates and Noor’s actual availability, including any holiday arrangements. A usable written scope identifies what happens when a request is late or the coach misses a promised response, rather than saying support is available whenever the executive needs it.

Ada’s access questions use the same agreed client conversation, with a next-working-day reply by 17:00 UTC on their agreed calendar; they do not consume one of the six document reviews. The sponsor receives the separate approved brief through the agreed business email route. No private session recap is automatically redirected to Sam.

Connect three phases to the actual operating calendar

A “100-day plan” is a planning horizon, not evidence that leadership changes or deal results follow a fixed timetable. Noor's initial proposal ends on day 100. The longer phase below identifies a possible future decision, not extra service hidden inside that price.

Days 1–30: Agree the work and test the first handover

Confirm roles, confidentiality and the starting record. With permission, Noor holds four thirty-minute stakeholder conversations focused on reporting responsibilities, not anonymous personality judgments. Ada and the finance director draft the exception rule, use it for one pack and bring the practical difficulty to coaching. At the first sponsor review, they decide whether the issue is primarily delegation, missing process capacity or something else.

Days 31–90: Review decisions in real situations

Ada tests the rule across further reporting cycles and records one example of a decision she delegated and one she retained. Six one-hour coaching sessions are scheduled across the initial engagement, with fifteen minutes of preparation per session. The day-60 review checks agreed progress and workload. If the finance team lacks staff or reliable source data, that goes to the authorized management owner; more coaching is not a substitute for fixing it.

Days 91–180: Close the pilot or agree a separate continuation

Within the initial pilot, days 91–100 are for consolidating the learning and holding the final review. Ada identifies who will maintain the process after Noor leaves. Any work in days 101–180 needs a separate decision on purpose, participants, workload, price and information sharing. Succession planning or exit preparation belongs here only if it is an actual authorized need, not an assumed next sale.

Agree tripartite reporting before private sessions

The ICF Code of Ethics requires ICF professionals to establish roles, financial arrangements, confidentiality and information exchange, and to address conflicts. It is a professional code, not a guarantee of legal privilege. Discuss applicable disclosure exceptions and records handling as part of the actual agreement.

The seven fields below show the corrected first-period sponsor brief. Noor obtains Ada’s review and approval through their agreed reporting process before sending it to Sam:

  • Period: First thirty days of the pilot.
  • Agreed action: Finance director owns pack preparation; Ada handles the defined exceptions.
  • Evidence: The first pack under the new rule met its deadline, according to the finance director's record.
  • Client-approved learning: Ada wants the exception definition to distinguish missing information from an actual decision requiring her.
  • Dependency: The finance director must confirm a backup owner during leave.
  • Next decision: Management tests the revised rule for the next reporting cycle; Noor supports Ada's preparation within the coaching scope.
  • Limits and recipients: Ada and Sam receive this brief. One on-time pack does not establish a trend or show that coaching caused it.

Keep company financial results separate from coaching activity. EBITDA means earnings before interest, taxes, depreciation and amortization; a change in it is not automatically attributable to coaching. An agreed milestone can show implementation without proving financial return. Do not multiply a hypothetical earnings improvement by an assumed exit multiple and present it as value you created.

Price the promised work and capacity

Noor proposes a fictional €8,400 fixed fee for the initial hundred days. This is a worked planning example, not a market rate. Her internal workload estimate is:

WorkHours reserved
Kickoff and preparation2
Four thirty-minute stakeholder conversations2
Synthesis and initial plan3
Six coaching sessions plus preparation7.5
Three thirty-minute sponsor reviews, each with one hour of preparation4.5
Six scheduled one-hour asynchronous review blocks6
Progress briefs3
Scheduling and administration3
Closure and handover preparation4

The total is 35 hours. At an internal planning value of €120 per hour, labour is valued at €4,200. Add €600 of external support costs: €4,800 in this limited cost model. The €3,600 difference from the proposed fee is 42.9% of revenue before other overhead, taxes and any omitted work. It is not a profit forecast or evidence of the company's return.

The six asynchronous blocks fall in weeks 2, 4, 6, 8, 10 and 12. For each, Ada can submit one document of up to two pages and one question by Wednesday at 17:00 UTC. Noor reserves Thursday 15:00–16:00 UTC for reading and responding, with the response due by Friday at 16:00 UTC in their agreed client conversation. They confirm the calendar dates and any holiday changes before signing. Late work moves to the next listed block; work after the final cutoff requires another agreement.

The original proposal excludes operational management, unlimited messaging, additional executives, travel and work after day 100. The two €4,200 installments total €8,400; the dates shown above were approved before work began. Tax treatment and actual payer details require their own confirmation. Sponsor interest does not resolve expense allocation, procurement or signature authority.

Which one looks like you?

Coachful builds your coaching website from a few answers, in a design chosen for your niche, with programs, booking and payments ready behind it.

Build your platform

Check six parts of the delivery platform

  1. Milestones: Keep the client's agreed actions in a plan and identify who verifies each business record. A task marked complete is not a financial KPI.
  2. Sponsor reporting: Prepare the separate approved brief and choose its recipients deliberately. Sponsor status alone should not be treated as permission to see coaching records.
  3. Resources: Provide only the board or operating documents the client is authorized to share. Check source-link access and retention before uploading sensitive material.
  4. Company boundaries: Review assigned staff, resource audiences and conversations for each engagement. A shared investor does not make information from different companies interchangeable.
  5. Commercial records: Reconcile agreement, payer, invoice, payment and purchased service separately. Verify the actual payment method and any purchase-order process.
  6. Mobile support: Try the chosen submission and response route on the client's device. Specify review windows and an alternative contact route for access problems.

We build Coachful. Coachful is our #1 recommendation for organizing this coaching engagement where its agreement, client-plan and delivery workflows fit. This is our editorial recommendation as its maker, not an independent ranking or a guarantee of portfolio performance. Use Coachful's features to prepare the actual Offer, agreement route, resources and client-plan work. Descriptive Offer benefits do not grant access or session credits; configure fulfillment separately. A form can collect a deliberately shared progress reflection. Its Coach review is private to the coaching team. Unshared course takeaways belong to the client’s private journal; they are not sponsor reporting material. A client can explicitly share an individual journal page with their coach. Check that particular record’s audience rather than treating every journal entry or Journal Questions response as private or available to everyone.

Configure session recaps before delivery: sending after summarization is automatic by default, approval can hold a recap, and session-type settings can override the workspace setting. A client recap is not the sponsor brief. Review the actual recipients and permissions rather than giving Sam a broad staff role to solve a reporting request.

Reassess the mandate when an acquisition changes the problem

On day 65, Sam asks Noor to add the CEO of a newly acquired business to Ada's sessions and report which leader should run the combined operation. Ada wants help preparing an integration conversation, but not a joint assessment disguised as coaching.

Noor keeps the current coaching agreement in place and separates the requests. The board's appointment decision stays with the board. A proposed integration workshop needs both leaders' participation, a distinct purpose, agreed outputs, information boundaries and a fresh workload estimate. Private material from Ada's sessions is not carried into it by default.

Sam then proposes using the same reporting brief across three companies. Before accepting, Noor checks capacity, overlapping interests and whether confidential commercial information could be exposed. Portfolio expansion proceeds through three gates: an independently useful mandate for each company, explicit conflict and information agreements, and approved delivery capacity and commercial terms. A successful pilot can support a relevant introduction; it does not authorize a fund-wide rollout.

Check the actual pilot before offering a rollout

The fictional pilot’s starting target is that all four upcoming reporting packs meet their unchanged deadlines. The finance director’s baseline is two on time out of four comparable earlier packs. Under the new arrangement, the packs due on 21 May, 15 June and 3 August are on time; the pack due on 9 July is late. The recorded result is three of four, or 75%, against 50% in the earlier set: a 25-percentage-point difference across two small periods. The original four-of-four target was missed.

The finance director identifies missing source information and an unconfirmed leave backup in the July cycle that missed its deadline. Ada reports that the exception rule helped her identify which decisions to retain, but she still stepped into one routine check. A source-data correction and changed staffing also affected the work. These accounts help management decide what to adjust; they do not isolate coaching’s effect or establish an investment return.

Noor also makes an error. Her first draft for the day-30 sponsor review says that the first on-time pack proves the coaching worked. On 31 May she sends it to Ada for review. Ada reads it that day and challenges the causal claim. Noor checks the finance record, withdraws the statement and sends the corrected seven-field brief shown above. Ada reads and approves that version before Noor sends it to Sam. Sam reads it before their 1 June review. The incorrect draft was not sent to him.

The first two sponsor reviews take place on 1 June and 1 July. All four permitted stakeholder conversations occur within the first month. The six one-hour coaching sessions are held on 12 and 26 May, 9 and 23 June, and 14 and 28 July, each with its planned fifteen-minute preparation. Operational work stays with Ada and the finance director, rather than being relabeled as unpaid coaching delivery.

All six document submissions arrive by their listed cutoffs. Five replies are sent on time. For the 23 June submission, Noor works in the reserved Thursday block but fails to complete the promised reply by Friday 25 June at 16:00 UTC. She sends it on Monday 28 June at 09:00: 65 elapsed hours late. Ada reads it at 10:00 and reports that it missed her 08:00 preparation meeting. Noor reads that message at 11:00, acknowledges the miss and answers without moving the deadline afterward. The completed review cannot be credited with helping the earlier meeting.

On 6 July, day 65, Noor responds to Sam’s request for a joint leader assessment. She states that neither the extra executive nor an appointment recommendation is included, and proposes a separate scoping discussion only if both leaders want the different service. Sam reads her response on 7 July and accepts leaving it outside this pilot. Ada confirms that boundary the same day. No workshop, employment assessment or three-company rollout occurs.

On 9 August, Noor sends Ada this complete original final sponsor brief for review:

Period and work: The 3 May–10 August pilot covered the agreed coaching, four stakeholder conversations, six document reviews and three sponsor reviews, with the last review scheduled for tomorrow. It did not include integration management or a joint CEO assessment.

Observed result: The finance director records three on-time packs out of four, compared with two of four in the earlier period. The four-of-four target was missed. Missing source information and the leave backup need management attention. Ada reports a more explicit exception discussion, while one routine check still came back to her.

Delivery exception: Five written returns met their deadlines. The June return was 65 hours late and missed Ada’s intended preparation occasion. That remains a service miss, despite the later completed response.

Decision and limits: The pilot ends on 10 August. Management will maintain and revise the reporting process internally. There is no automatic renewal or authorization for another portfolio company. These limited records do not establish causality, financial return or executive suitability. Private session material is excluded.

Ada reads and approves the brief on 9 August. Noor then sends the approved version to Sam through their agreed email route; he reads it before the held 10 August review. At that review, Ada confirms receiving all six written returns and describes both the useful question work and the missed response. She and Sam choose to continue the reporting process internally. The finance director accepts responsibility for the backup-owner check; its later implementation remains unverified. No further service is sold.

Reconcile actual work and close the finite engagement

Noor’s final practitioner record totals 37 hours, rather than the 35 reserved. The original categories remain distinct:

Work groupOriginal hoursRecorded hours
Six asynchronous blocks, including the late response and repair66.5
Progress briefs, including correction of the causal claim33.5
Scheduling and administration, including scope-change correspondence34
All other original categories, including closure and handover preparation2323
Total3537

The six review blocks contain five sixty-minute records and one ninety-minute record, including the late review’s repair. The extra half hour for the brief correction and extra administration hour are separate. The sessions, stakeholder conversations and sponsor reviews already sit in their original categories; do not add them again. Participant and company effort has not been measured as a complete workload.

At the same illustrative €120 internal hourly value, 37 hours represents €4,440. The €600 external costs make €5,040 in this limited model, leaving €3,360, or 40% of the €8,400 fee, before other overhead, taxes and omitted costs. The two company installments were actually received and reconciled on their due dates. This does not establish profit or the buyer’s return.

On 10 August, Noor sends the agreed handover record and the finance director confirms receiving it. Noor checks the finite resource grants and future billing position. She retains justified business records under the actual information agreement; downloaded documents are not promised to disappear. Existing independent access is checked separately. Ending one pilot does not authorize reuse of Ada’s private material for the next sales pitch.

Frequently asked questions

Who buys portfolio-company executive coaching?

An operating or talent partner may sponsor it, while a CEO, HR leader or other company budget owner may initiate or approve it. Verify the contracting entity and decision rights for the specific engagement.

What budget should I propose?

Build a quote from the work, capacity, participants and commercial requirements. Use an explicit period and exclusions. The worked €8,400 pilot is illustrative, not a benchmark for private equity fees.

How should a sponsor evaluate the work?

Use agreed leadership actions, relevant management evidence and the client's account of usefulness. Distinguish implementation from financial results and consider other explanations for change.

Can one engagement lead to a portfolio relationship?

It can create an opportunity to discuss another need. Each company still needs its own fit, authority, conflicts review, information agreement and available delivery capacity.

Can software manage tripartite reporting?

It can help organize plans, submissions, meetings and resources. The coach and parties still decide what is shared. Verify each audience and keep the approved sponsor brief separate from private coaching material.
