How to Structure a 12-Month Executive Coaching Package

A twelve-month executive coaching package should connect a relevant leadership purpose with a defined service, quarterly reviews and clear information boundaries. Specify the meetings, between-session support, stakeholder involvement, fee and ending arrangements. Use the year to review real attempts and changing needs rather than promise permanent transformation by a deadline.

An annual engagement may fit work spanning several organizational cycles. A focused question may suit a shorter engagement. Choose the duration with the executive and relevant sponsor, based on the need, resources and ability to use coaching.

Choose the right engagement

FormatUseful whenDefine before purchase
Individual sessionsA person wants bounded reflection on an immediate question.Session scope, fee and any follow-up.
Three-month engagementA focused development purpose can be explored in a shorter period.Meetings, practice opportunities and review point.
Twelve-month packageA person wants sustained support across relevant projects and changing demands.Annual service, quarterly reviews, stakeholder arrangements and change/ending terms.

Shorter coaching is not inherently superficial, and a year does not guarantee more useful change. Explain the proposed duration without assuming what procurement will approve or treating the sponsor's payment as ownership of private coaching conversations.

Agree the purpose with the right people

Begin with the executive's development need, the organization's relevant context and the coach's role. Identify who receives coaching, who pays, who can change the engagement and what may be shared. Resolve tensions before collecting sensitive information.

The ICF Code of Ethics addresses agreements, confidentiality and relevant parties. In practice, make a short reporting schedule: what is shared, by whom, with whom, when and through which channel. Agree appropriate exceptions and legal obligations, using suitable advice where needed.

In a fictional example, Mei is a newly appointed regional director. Her sponsor wants more dependable delegation, while Mei wants less confusion about which decisions she should retain. They agree to explore decision clarity and leadership conversations. The coach does not accept a hidden assignment to evaluate whether Mei should remain employed.

Establish three development goals

Use a small number of useful goals with observable examples and review opportunities. These original goals illustrate the approach; they are not a diagnostic scale or guaranteed outcomes.

Development areaMei's chosen practiceEvidence to discuss
Decision clarityAgree ownership and escalation boundaries for one recurring decision category. The agreed map, questions raised and examples where it helped or failed.
Delegation conversationsPrepare a clear request and check understanding in selected conversations.Mei's reflection and appropriately invited observations about clarity.
Review without taking overHold a short review that explores progress and support before stepping into delivery. What Mei tried, what the colleague understood and what to adapt.

A goal can change when the role or context changes. Review whether it remains relevant rather than turn a year-old measure into a compulsory score. An action completed is evidence of an attempt, not proof of increased leadership effectiveness.

Use a four-quarter roadmap

Quarter 1: Establish context and a baseline

Agree the service and information rules, review appropriate intake material and choose initial goals. Stakeholder interviews or a suitable assessment can add perspective if their purpose, consent, competence and reporting arrangements are clear.

Keep assessment and coaching distinct. A licensed instrument may require training, authorization and specific administration. A self-designed reflection form should be presented as a reflection tool, not a validated psychometric diagnosis.

Quarter 2: Try and review relevant practices

Use real opportunities to test clearer conversations, delegation or decision boundaries. Mei prepares a request, tries it in an appropriate meeting and brings back what happened. The coach explores alternatives instead of treating every difficulty as resistance.

Choose a realistic practice frequency. Daily tracking is optional and may not fit a behavior that only occurs occasionally. Support can be a brief note about a meaningful event rather than a compulsory daily habit streak.

Quarter 3: Revisit the evidence and context

Review what appears useful, what remains uncertain and whether goals need to change. A stakeholder pulse can ask about specific observed behavior, with appropriately agreed access and reporting. Avoid treating an improvement in perceptions as proof that coaching alone caused it.

A reorganization, new manager, changed responsibilities or different raters may affect interpretation. Keep those contextual facts alongside the feedback rather than compress them into a single success percentage.

Quarter 4: Consolidate and plan the ending

Identify useful practices the executive wants to maintain, situations needing further support and a realistic independent review process. Share only the agreed sponsor summary. Decide separately whether another service is appropriate.

An annual package can end successfully without renewal. Prepare access, records and payment arrangements before the last meeting so the ending is deliberate rather than an unannounced transition to a retainer.

Translate the quarters into twelve months

MonthMain focusUseful output or decision
1Agreement, executive intake and sponsor alignment.Clear purpose, reporting boundaries and initial schedule.
2Appropriate stakeholder feedback and debrief.Distinguish observations, interpretations and unanswered questions.
3Choose and refine three development goals.A manageable practice and review plan.
4Apply one goal in a real leadership situation.Record the attempt and what it revealed.
5Review obstacles and support needs.Continue, adapt or reduce an unhelpful activity.
6Mid-year executive review and separate agreed sponsor check.Confirm useful goals and second-half changes.
7Explore a relevant challenge in the current role.Prepare an action within the executive's authority.
8Invite appropriately scoped feedback.Identify a concrete observation to consider.
9Review practice under actual demands.Adjust the plan without forcing a particular fiscal-calendar theme.
10Consider what should continue independently.Draft a personal maintenance and support plan.
11Gather suitable follow-up evidence.Compare context and perspectives, including missing information.
12Synthesize learning and close the service.Executive reflection, agreed sponsor summary and optional next choice.

Align this map with the organization's real calendar. Its first coaching quarter may not be the fiscal first quarter. Budgeting, board meetings and talent reviews differ across organizations and should not dictate disclosure of private material.

Collect stakeholder feedback carefully

Clarify the purpose, questions, who is invited, what is optional and how information will be used. Useful original questions might be: “In the situations you observed, what made decision ownership clearer?” and “What would make the next delegation conversation more useful?” Ask for relevant examples without seeking unnecessary personal information.

The Center for Creative Leadership's organizational 360 guidance emphasizes a clear purpose, roles, confidentiality and development afterward. Its own rater guidance also distinguishes categories that are aggregated from categories whose responses may be identifiable. Explain the actual instrument's arrangements instead of promising every rater complete anonymity.

Use qualified interpretation and permitted materials. Do not reproduce a commercial inventory as a homemade questionnaire. If stakeholder interviews are sufficient for the purpose, explain their limits rather than call them a psychometric assessment.

Suppose an illustrative item changes from an average rating of three to four on a five-point scale. That is a one-point change in the reported average. It does not automatically represent a one-third increase in leadership ability, financial return or a causal effect of coaching. Consider rater composition, response count, wording and context.

Run a complete mid-year review

An additional ninety-minute executive review could use this original agenda:

MinutesActivity
0–10Agree today's purpose and what the executive wants to examine.
10–30Review examples against the three goals.
30–50Explore different perspectives and contextual changes.
50–70Decide what to continue, change or stop.
70–85Plan the next period and any agreed sponsor message.
85–90Confirm ownership, dates and unresolved questions.

For Mei, the decision map helped routine work but was unclear during urgent requests. She chooses to discuss exceptions with her manager rather than add more daily tracking. The coach helps prepare that conversation and asks what would make the revised boundary workable.

If a separate thirty-minute sponsor review is agreed, allow five minutes for purpose and information boundaries, ten for the executive's chosen update, ten for appropriate organizational support and five for agreed next steps. It is not an opportunity to disclose private notes or rank the executive for the employer.

Sponsor: “Can you send me the full interview comments?”

Coach: “Our agreement covers the development themes the executive chooses to share and the support requested. Let's review that schedule before deciding whether any additional information can appropriately be shared.”

Check eight delivery standards

  1. Agreement: identify executive, sponsor, scope, information rights, changes and ending terms; use procurement documents where required.
  2. Schedule: state the actual session count, length, booking and rescheduling rules. Twice monthly usually means twenty-four sessions; every two weeks is typically twenty-six over fifty-two weeks.
  3. Assessment: select appropriate methods, permissions, qualifications and debrief support.
  4. Records: distinguish private notes, client-visible records, assessment data and the agreed sponsor report.
  5. Support: specify channel, volume, staffed response window, exclusions and absence cover.
  6. Practice and review: record relevant agreed actions, review dates and the client's own learning.
  7. Billing: confirm total fee, payment schedule, actual payment state and applicable cancellation or transfer terms.
  8. Ending: complete the review, address access and records and offer any continuation separately.

For support, one possible agreement is a substantive reply by the end of the next staffed weekday, with the time zone, holidays and planned absences stated. This is different from immediate advice during a crisis. Choose a promise the workload can support.

Price the whole annual service

Here is a fictional $36,000 package. It includes twenty-four one-hour coaching meetings, one additional ninety-minute mid-year review, three thirty-minute sponsor meetings, the defined stakeholder work and bounded asynchronous support. It does not include extra retreats, specialist assessments or unlimited urgent consulting.

At an assumed internal cost of $200 per hour, time costs $11,400. Add $1,600 direct costs: $13,000. The $23,000 remainder precedes acquisition, other overhead, taxes and risk. Record extra work instead of assuming the annual fee absorbs it without limit.

Three payment examples for the same stated service are $3,000 monthly for twelve payments, $9,000 quarterly for four payments or a separately offered $32,400 upfront price. The upfront example is $3,600, or ten percent, below $36,000. State dates, total and relevant terms clearly; these figures are not market rates or an instruction to offer a discount.

A deposit plus installments needs its own total rather than accidentally adding the deposit to an already complete annual schedule. Payment scheduled, processing and received are separate states. A finite installment arrangement also differs from a renewing membership.

Set up progress and delivery in Coachful

Configure the actual purchased Offer, program, sessions, resources and access. A benefits description or starter does not create all fulfillment. Keep the annual progress record focused on agreed actions and meaningful observations, with roles and visibility checked.

Use an appropriate form for a reflection, and ordinary client-plan actions for agreed follow-up. Client private takeaways remain private journal material; they are not a source for the coach's sponsor report. Review actual recording and recap approval/type settings before sharing session information.

Explore Coachful's features against the delivery checklist. For a different commercial shape, the quarterly executive retainer guide develops a shorter review cycle. Neither a platform nor a contract guarantees participation or renewal.

Handle role changes and the ending

If Mei changes employer, review the purpose, payer, confidentiality and remaining obligations with the relevant parties. A sponsor cannot simply substitute another executive into a private coaching relationship without the appropriate agreement and onboarding. Pause, end or re-scope as the terms and circumstances require.

At completion, review what Mei will continue independently, which support remains available and when resource access ends. An alumni group, lighter retainer or further private work is a new choice with a defined service and fee. Make completing the original year a fully supported option.

Common questions

Is twelve months necessary for executive coaching?

No. Choose duration from the purpose and circumstances. An annual service should have a clear reason and review points.

How often should sessions happen?

Choose a suitable rhythm and publish the count. Twice monthly and fortnightly are different schedules.

Does a 360 assessment prove return on investment?

It provides structured perspectives under a specific method. Interpretation, context and any financial attribution need separate work.

Can the sponsor attend coaching sessions?

Agree each meeting's purpose and participants. Private coaching and a joint alignment meeting are different settings with different information boundaries.

What happens if the executive leaves the organization?

Use the agreed change and ending process. Review the payer, client relationship, access, records and any new scope before continuing or transferring service.
