Structure Coaching Retainers With Software: Scope and Setup
Nour
Founder, Coachful

Structure a coaching retainer by defining the service first, then configuring its price, recurring period, session allowance, communication limits and agreement. Software should implement the arrangement you have made. It should not leave the client guessing whether a recurring payment buys time, access, a set of deliverables or an unlimited service.
This guide develops a fictional recurring Offer from a service menu through implementation and a later scope change. It includes a completed setup record, capacity calculations and failure scenarios. The example prices illustrate arithmetic; they are not claims about typical executive coaching rates.
Choose the commercial model before the automation
| Model | What the client buys | Administrative question |
|---|---|---|
| Pay per session | A defined meeting or service. | How are booking, payment and any cancellation handled? |
| A finite package | A specified set of services over an agreed term. | How are remaining entitlements, expiry and payment installments recorded? |
| A recurring retainer | A defined continuing service under recurring terms. | What renews, what is charged, what allowance applies and how can the arrangement change or end? |
Each model can be suitable. Installments for a fixed total are not the same as an indefinitely recurring service. A monthly invoice also does not necessarily make the underlying agreement a monthly subscription. Use precise terms before choosing software settings.
Three bounded retainer models
Priya offers leadership coaching to Leon and his small management team. She prepares three illustrative choices, each with a clear buyer, participant group and limit. They are alternatives, not services a client receives merely by joining her portal.
| Model and illustrative monthly fee | Included service | Important boundary |
|---|---|---|
| Individual sounding board, £600 | Two forty-five-minute meetings and four consolidated written reviews of up to 300 words each. | Written reviews follow four stated monthly review dates, not unlimited or daily access. |
| Leadership practice, £1,100 | Four forty-five-minute meetings, the same four written reviews and a monthly practice summary. | No clinical assessment or automatic stakeholder assessment is included. |
| Team development, £2,400 | Four individual forty-five-minute meetings across named participants, one ninety-minute team workshop and an agreed sponsor summary. | Additional participants, offsites and corporate decision-making require a separate scope. |
Priya does not promise crisis availability, unlimited messages or board advisory authority. If she offers separately qualified consulting, she names that role and its agreement. She also explains which audience can see individual work and which summary the sponsor receives.

Build on three governance foundations
- Billing: define the amount, currency, period, start and collection method. State any fixed term and the applicable change or ending process.
- Entitlements: define the exact meetings, resources and other access, including timing and the treatment of unused allowances.
- Review: give the arrangement a decision point. Review usefulness, actual workload, service concerns and any proposed change before it becomes a silent expectation.
Unused sessions do not have one universally correct treatment. A rollover policy, expiry or case-specific exception must fit the actual agreement, service and applicable obligations. Software settings cannot establish whether a particular term is fair or enforceable.
A nine-field implementation record
Leon chooses the individual sounding-board option for a proposed three-month engagement. Priya records the intended arrangement before configuring it:
| Field | Completed record |
|---|---|
| Buyer and participant | Leon buys coaching for himself. No team member or finance contact receives coaching access by implication. |
| Service purpose | Practice priority conversations using situations Leon chooses and is authorized to discuss. |
| Price and term | Illustrative £600 per monthly period across the proposed three-month term, subject to the agreed terms and actual checkout. |
| Meetings | Two forty-five-minute individual meetings per agreed monthly period, using the configured session entitlement. |
| Written reviews | Four named review rounds per month. One consolidated question per round, up to 300 words, with the stated cutoff and reply date. |
| Other access | Only the resources actually included in the selected Offer or program. Additional-benefit wording is descriptive. |
| Information | Clarified shared actions and submitted material, separate from owner-private journal entries and staff-only review. |
| Changes and ending | Applicable process, financial questions and access consequences are described in the actual agreement. No universal thirty-day term is assumed. |
| Acceptance and readiness | Confirm the service agreement, correct purchase, payment authorization and first booking before recording the service as ready. |
This operational record does not replace a contract. For drafting considerations, see structuring a coaching retainer agreement. Adapt the terms with appropriate professional advice rather than copying a notice period or forfeiture clause.
Map the record into software in seven steps
- Select the correct product. Distinguish a recurring Offer from a finite package paid in installments and from per-session monthly postpayment.
- Set the saved price and period. Confirm currency, recurring amount and the total commitment presented to the buyer where applicable. Do not rely on manually written sales text to set a charge.
- Configure real fulfillment. Add the actual program, resources, session allowance and other access. If the Offer uses the program’s sessions, the program remains authoritative; do not add a second accidental allowance.
- Check the agreement copy. Review the document issued to this client. A signed copy is not rewritten by a later template edit. Eligible unsigned copies can refresh under the applicable update workflow.
- Review the client journey. Make sure the selected plan, billing period and included service are understandable before checkout. A private preview is not evidence of a paid purchase.
- Confirm purchase and booking separately. A payment, account invitation and appointment each have their own state. An invitation marked already paid does not create a charge or Stripe subscription.
- Record the operating dates. Specify the first session, the written review rounds and the service review. Confirm an appropriate backup contact route for access problems.
Coachful’s Offer and client tools can support these elements. Recurring tiered Offers allow billing-period choices where configured, and the selected plan determines the contents and price. Existing buyers retain what they purchased when a tier is edited for later buyers. The saved purchase and entitlement must stay authoritative.
Give the service dates a concrete meaning
For a fictional November 2026 service period, Priya names review cutoffs of Monday 2, 9, 16 and 23 November at 12:00 UTC, with replies by 16:00 UTC on the corresponding Wednesdays, 4, 11, 18 and 25 November. Monday 30 November is not an extra included round. They state the late-request rule and next available round before Leon relies on the service. Meeting lead time and gaps also need explicit agreement and matching scheduler settings; a promise of forty-eight hours’ notice or fifteen-minute gaps does not configure itself.
At the third period’s second forty-five-minute meeting, Priya can use fifteen minutes for Leon’s view, fifteen for the work and its limitations, and fifteen for choices about finishing, changing or continuing. This uses an included meeting, not an undisclosed extra fee. Their questions include what helped, what remains useful, whether the scope fits and what Leon wants to do independently.
Four structuring decisions that protect delivery
Package differences: make a higher tier a different defined service rather than an undefined promise of closer access. State whether the same person or a team receives it.
Payment permission: explain recurring terms and obtain the appropriate authorization. A signed service document or a stored card is not blanket permission for any later charge. Different payment methods depend on the actual connected account, integration and transaction.
Recovery: check failed and uncertain payments before sending another payment request. Stripe retry behavior depends on configuration and eligibility; some declines need a new payment method rather than another automatic attempt.
Scope: record accepted work and respond to an additional request before doing it. A message arriving in the portal does not automatically become an included deliverable.
Review coaching billing and invoicing tools with these distinctions in mind. A finance-friendly invoice is useful, but it does not need to include private coaching notes.
Calculate capacity using the service you actually sold
For Priya’s £600 option, two forty-five-minute meetings use ninety minutes. Two fifteen-minute preparation blocks add thirty. Four written reviews at ten minutes add forty. Administration takes twenty. Total planned work is 180 minutes, or three hours per client per monthly period. The gross fee per planned delivery-related hour is £200 before costs, tax and other work.
Eight clients would require twenty-four hours and generate £4,800 in gross fees per period if all paid. Reserving a 25% workload contingency adds six hours, for thirty planned hours. That does not mean every client will use the same time or that £4,800 will be collected on schedule.
Across three such monthly periods, the baseline is seventy-two hours, or ninety with that contingency. These are three specified monthly service periods, not a claim that every ninety-day interval contains exactly twelve weeks or twelve review dates. Four review rounds per month are not the same as an unrestricted weekly promise.
Check the higher tier too. Its four meetings use 180 minutes, preparation sixty, written reviews forty, summary thirty and administration twenty: 330 minutes, or five hours thirty minutes. £1,100 divided by 5.5 hours is £200 gross per planned hour. A higher price has not increased that hourly figure because the example includes more work.
Handle four failure states explicitly
| Observed state | What it does not prove | Next check |
|---|---|---|
| Service agreement signed | That a recurring payment or particular session grant exists. | Inspect the actual purchase, authorization and fulfillment. |
| Subscription active | That every invoice is paid or that the next collection will succeed. | Check the relevant invoice and payment, especially invoice-based collection. |
| Payment processing or uncertain | That another checkout is needed. | Reconcile the existing attempt before creating a duplicate payment route. |
| Client can open the portal | That every resource or booking type is included. | Check the specific purchased entitlement and access conditions. |
Stripe’s documentation distinguishes subscription, invoice and payment states and explains that scheduled retries are not always executed after a hard decline. Use the actual integration’s evidence; do not describe every scheduled attempt as a completed charge or every failure as the client refusing to pay.
Eight software checks for a retainer workflow
- Can the buyer see the saved price, currency, recurring period and actual included service?
- Are installments for a finite purchase distinguishable from recurring billing?
- Are session allowances real entitlements rather than promises written only in a benefit list?
- Can the team identify the exact agreement copy and signature status?
- Can invoice and payment states be reconciled without requesting a duplicate charge?
- Are available payment methods checked for this integration rather than advertised as universal ACH or SEPA support?
- Can staff provide appropriate finance information without sharing unrelated coaching records?
- Are plan changes, cancellation, pauses, credit treatment and resource access checked separately before promising their effect?
These checks are buying and configuration questions, not a declaration that every named capability is available in every account or that a platform certifies the terms you choose.
A later request changes the capacity decision
Leon begins sending an extra twenty-minute review request each week and asks to add two colleagues. Priya checks the scope before accepting. The original retainer names one participant and four monthly review rounds; it does not include a team.
Her response can say: “The current service covers your two meetings and four named written review rounds. The additional reviews and colleagues need a separate scope and audience decision. I can prepare an option, or we can stay with the existing arrangement. I have not changed your plan or accepted the additional work.”
If four extra twenty-minute reviews were accepted, they would add eighty minutes to the original 180, making 260 minutes, or four hours twenty minutes. At an unchanged £600, the gross fee per planned hour would be about £138.46. Actual weekly demand can vary; this calculation covers exactly four extra reviews.
In Coachful, a supported coach-initiated Change plan action starts the new plan and price at the next renewal, with no charge today; an upgrade can be unlocked earlier. A client’s immediate paid upgrade follows a different flow with possible proration. Priya checks which process fits before promising an immediate price or service change. Editing the public tier does not silently migrate Leon’s existing purchase.

Frequently asked questions
What does a coaching retainer buy?
The defined service in the agreement and purchase. That may include meetings, limited review work and resources. A recurring fee does not imply unlimited availability.
Should unused meetings roll over?
Choose and explain an appropriate policy, then check the actual entitlement behavior and applicable obligations. There is no universally correct use-it-or-lose-it rule.
How much should I charge?
Estimate the full workload, costs, capacity and value of the defined service. Use actual buyer feedback and evidence. The prices here are fictional calculations, not market rates.
Can software make the agreement legally binding?
Software can record documents and signatures through its workflow. Legal effect depends on the circumstances, terms, applicable law and relevant evidence. Do not promise enforceability from a signature status alone.
How should I move an existing client to a retainer?
Present a separate option, preserve the current purchase and confirm any required agreement, authorization and fulfillment. The client can decide the current model remains more suitable.
