Irimi in Leadership Coaching: Enter the Actual Issue

Enter the actual issue without making the meeting a contest

Irimi in leadership coaching can be an optional metaphor for turning toward the actual question rather than defending everything at once. The client might ask which assumption is disputed, acknowledge a real error or state a necessary boundary. None of those responses requires stepping toward another person, imposing a stance or treating a colleague as an attacker.

The distinction matters when criticism contains both useful information and unacceptable conduct. Correcting the information does not excuse a personal insult. Addressing the insult does not make the information correct. A client can need support with both responsibilities while remaining uncomfortable in the exchange.

This guide uses an original fictional boardroom case with a genuine denominator error, a declined body-focused exercise, a chair's actual intervention and a completed written correction. It develops a conversational adaptation, not martial instruction or evidence that Irimi produces calm, authority or a predictable response from someone else.

Respect the source and the limits of the analogy

The Aikido Aikikai Federation of Armenia's glossary translates Irimi as entering body and places it in Aikido footwork. The Aikikai Foundation in Japan describes Aikido as a martial art, with partnered practice and training of body and mind. Those primary descriptions establish the martial context. They do not validate this guide's leadership exercise, certify a coach or turn a meeting into a dojo.

Here, entering the issue means choosing a relevant response to the work question. It is this guide's adaptation, not a translation of a physical technique into a guaranteed psychological effect. No steps, throws, contact drills, balance challenges or simulated physical attacks are needed. Someone who wants martial training should seek appropriate instruction rather than learning it through a coaching analogy.

The vocabulary is optional. Ask whether the client finds it useful or would prefer ordinary language such as “address the question.” If the metaphor encourages a contest, proximity or a need to disarm another person, leave it aside. The practical aim survives without the label.

Choose the response the situation actually needs

Clarify a broad challenge. “Which assumption should we examine first?” can turn a general accusation into a question that can be answered. It is an invitation to specify the issue, not a technique for making the critic lose influence. The person may identify a valid concern.

State a fact or a limit. A concise statement can identify what is known and what still needs checking. “The source count is available; I need to check the calculation before defending that percentage” is often more useful than an improvised explanation. Do not invent certainty to preserve authority.

Acknowledge an error. Entering the subject may mean saying that the displayed number is wrong. Name the error, distinguish its known effect from unknown consequences and give a realistic correction route. Accountability is compatible with challenging a personal remark.

Set or request a boundary. A repeated insult, threat or discriminatory statement may require an intervention or another process. “Please keep the question on the calculation” makes a conduct request. Its usefulness depends partly on who can enforce it. A junior colleague and a chair may have different available actions.

Before practising, write down a first response and a fallback. The first might ask for the disputed source; the fallback might ask the chair for a pause if the answer is interrupted. Check what each response commits the client to do. A promise to correct the pack creates checking, sending and receiving work. A request for chair support depends on the chair's role and actual response. Neither should disappear from the review because the client remembered the sentence.

Prepare a second response if the first is ignored. The client might ask the chair to restate the question, request a pause or use an appropriate organizational route. Do not frame continued intimidation as evidence that the client failed to embody the metaphor correctly. The Aikido-inspired boardroom guide develops the distinction between attention and unsupported energetic claims.

Offer rehearsal that the client can decline or change

Begin with a manageable exchange within the coaching scope. Ask whether the client wants to read the words, hear them at an ordinary volume or use a less personally relevant example. Surprise, theatrical hostility and physical intensity are not evidence of a better rehearsal.

The client may want an ordinary pause, a question written on a card or no special cue. If they choose to notice rushing or tension, treat that as their own reported experience, not a diagnosis. Do not require a body scan, breath retention, deep breathing, eye contact or an upright posture as the condition for speaking effectively.

The NCCIH overview of relaxation techniques notes that some people report negative experiences, including increased anxiety, intrusive thoughts or fear of losing control. This general health information does not test an Irimi coaching intervention. It supports avoiding the assumption that an inward or relaxation-focused practice must feel helpful. Do not push through discomfort or substitute coaching for needed health care.

Agree what a useful attempt would show. Examples include asking the specific question, retaining an accurate no, requesting the chair's help or stating that a correction is needed. Looking calm is not an adequate criterion, and the other person's mood is outside the client's control.

Prepare the case and the receiving roles

Bea is a finance director, Sol her coach, Cato the board chair and Nell a board member. An existing quarter-end record contains 120 eligible accounts and 90 renewals. Bea's working presentation divides the 90 renewals by 100 and displays 90%. The source record accompanies the paper, so the inconsistency can be examined. This is a fictional internal information example, not investment advice or an audited reporting exercise.

The underlying records, their production, the board's mandate and the coaching engagement predate the bounded case below. Their work is not assumed to be free. Cato can accept a corrected historical metric in the board record, but approval of the next forecast requires a separate decision. All four people accept the case time allocations shown later before the counted work begins.

On 11 January 2043 Bea uses fifteen minutes to prepare and send Sol a brief about the question she expects and her tendency to defend the whole presentation. It contains no account identifiers. Sol uses twenty minutes on 12 January to read and prepare. On 13 January they spend thirty-five minutes in coaching.

Sol offers a choice between ordinary verbal rehearsal and optional attention to Bea's own experience of rushing. Bea declines standing practice and inward body attention. She chooses to stay seated, read a question card and practise an answer at an ordinary volume. Sol accepts the choice. There is no movement test, breath intervention or claim that her nervous system has been regulated.

They settle on this original question card:

Which part of the renewal figure do you want us to check first: the number renewed or the number eligible? I will examine the source with you. If the displayed calculation is wrong, I will correct it rather than defend it. If the discussion becomes personal, I will ask the chair to bring us back to the evidence.

On 14 January Bea uses fifteen minutes preparing and sending separate contribution requests to Cato and Nell. Each is asked to read the paper for fifteen minutes on 18 January, attend a thirty-minute meeting on 19 January, read and answer a correction for ten minutes on 21 January if needed, and read the final record for five minutes on 23 January.

Cato and Nell each use ten minutes that day to read and accept those contributions. The request explains that Bea will share only a selected process account with Sol for coaching, excluding underlying account data. They agree to that limited sharing in the same reply. On 15 January Bea uses ten minutes to read both replies and send confirmations; Cato and Nell each use five minutes on 16 January to read them.

Let the legitimate challenge change the answer

Bea uses thirty minutes on 17 January to prepare and send the presentation and source record. She does not detect the wrong denominator. Cato and Nell each use their accepted fifteen minutes on 18 January to read and prepare. On 19 January the three attend the thirty-minute meeting.

Elapsed minutesActual activity
0–5Bea states the historical metric and the forecast question
5–11Nell challenges the denominator and makes a personal remark
11–13Cato calls a two-minute pause
13–23They examine the source and Bea states the correction needed
23–30Cato holds forecast approval and confirms the correction route

Nell asks why the presentation uses 100 eligible accounts when the accompanying record has 120. She also says, “You cannot even count.” Bea uses her prepared distinction: she asks to examine the eligibility count and says she wants the calculation discussed without personal remarks. Nell repeats the personal criticism instead of answering that boundary request.

Bea asks Cato to intervene. Cato says, “We will examine the denominator; personal remarks are not part of that question,” and calls the two-minute pause. The pause is actual elapsed attendance time for all three, not productive analysis or a relaxation treatment. Afterward Nell repeats the numerical question without another personal remark in this meeting. That observed change does not establish her future conduct or an apology.

The source supports Nell's numerical concern. Bea does not treat it as hostile energy to redirect. Her complete response after examining it is:

The source record shows 120 eligible accounts and 90 renewals. My displayed calculation used 100, so the 90% figure is wrong. Ninety divided by 120 is 75%. I need to check the rest of this calculation before circulating the corrected pack. I will send it by 20 January at 17:00 UTC. That correction does not settle the next forecast.

Cato withholds forecast approval and accepts that correction deadline. Nell does not have to agree that the rehearsal was useful. The coach is absent from the board meeting; the coaching review later depends on the selected actual account, not the coach pretending to have observed the event.

Complete the correction and the limited receiving decision

On 20 January, from 14:20 to 15:00 UTC, Bea uses forty minutes to check the relevant counts and calculation, correct the pack and send it to Cato and Nell. It arrives two hours before the promised 17:00 deadline. The check is limited to this metric and the supporting source, not an assurance about every number in the business.

ItemFirst presentationCorrected historical account
Renewed accounts9090
Eligible accounts used100120
Renewal percentage90%75%
Overstatement15 percentage points; this is not a fifteen-account difference

The corrected pack includes the following full explanatory note:

The quarter-end source contains 120 eligible accounts, of which 90 renewed and 30 did not. The earlier slide incorrectly used 100 as the denominator and reported 90%. The corrected renewal percentage is 75%, a reduction of fifteen percentage points. Please assess this historical correction within the agreed review time. No next-period forecast or release approval is requested through this correction.

On 21 January Cato uses ten minutes to read the corrected pack, compare the stated counts and send Bea his acceptance of the corrected historical metric. He keeps the forecast decision on hold. Nell uses ten minutes to read it and send Bea a reply confirming the calculation. She also says she remains concerned about checking quality. The case does not infer that her concern has disappeared because she received an accurate replacement.

Bea uses ten minutes on 22 January to read both replies and send this final record to Cato and Nell:

Cato accepted the corrected historical renewal metric after reviewing the replacement pack: 90 of 120 eligible accounts, or 75%. Nell confirmed the calculation and retained a concern about checking quality. Forecast approval remains on hold. The personal remark was addressed by Cato during the meeting; no apology or wider conduct resolution is recorded. The correction was sent at 15:00 on 20 January, before the 17:00 commitment.

Cato and Nell each use five minutes on 23 January reading the record. No further acknowledgment is claimed. The result is an accurate historical correction and an explicit remaining decision, not a successful forecast, improved investment return or proof that a communication metaphor controlled the meeting.

Keep accountability and conduct in the same review

A common coaching mistake is to choose one story: either the critic was hostile, so the criticism does not matter, or the criticism was correct, so the conduct does not matter. The case requires two records. Bea's calculation was wrong. Nell's personal remark was not required to identify that error.

The chair's actual intervention matters because the client did not control it through posture or force. Bea made a request, Cato used his chairing role and the next part of the discussion changed. A different chair might fail to intervene. Rehearse that possibility too, including an appropriate pause, support contact or formal route. Do not promise that the same words will always work.

Check power and context before suggesting a boundary. A junior employee may need a different route from a board director. A person can correct information and still decide that another conversation is inappropriate. If there are threats, discrimination or serious misconduct allegations, use the appropriate organizational process rather than trying to resolve everything inside an ordinary rehearsal.

For a remote meeting, the same distinction applies without proximity. The client can refer to a written question, ask for a specific source or request the chair's help. Camera position, visible stillness and apparent confidence should not become a score for competence or physiological readiness.

Review what was used and count the whole bounded activity

On 24 January Bea spends ten minutes preparing and sending Sol the selected process account permitted earlier. It names her actual question, the data correction, Cato's intervention and the outstanding forecast and quality concern. It excludes the underlying account data. Sol uses ten minutes on 25 January to read and prepare; Bea uses ten preparing.

They then spend twenty-five minutes reviewing. Bea says she used the question and requested chair support, but still felt affected by the personal remark. She does not attribute the correction to an energy shift or claim a health benefit. She chooses to keep the question card and to discuss a checking step in a later work process. That new checking process has not been carried out in this case.

Sol uses ten minutes afterward to prepare and send this complete private closing note:

You chose the seated question card and declined body-focused practice. You asked for the disputed source, acknowledged the wrong denominator and requested chair support when the personal remark continued. The corrected historical metric was received and accepted within its limited scope. Forecast approval, the quality concern and the effect of the remark remain unresolved. Keep the question you found usable; any new checking process needs its own agreed work.

Bea uses five minutes on 26 January to read it without a further reply. A separate practice log is optional; no daily habit completions or unseen between-session work are invented.

PersonActual minutes in the bounded accountUsed / accepted allocation
SolBrief read and preparation 20; initial coaching 35; selected account read and preparation 10; final coaching review 25; closing note and send 10100 / 120
BeaBrief and send 15; initial coaching 35; contribution requests and send 15; replies read and confirmations send 10; presentation preparation and send 30; board meeting 30; metric check, correction and send 40; replies read and final record send 10; selected account and send 10; final preparation 10; final coaching review 25; closing read 5235 / 270
CatoRequest read and acceptance send 10; confirmation read 5; presentation read and preparation 15; meeting 30; correction read and limited decision send 10; final record read 575 / 90
NellRequest read and acceptance send 10; confirmation read 5; presentation read and preparation 15; meeting 30; correction read and reply send 10; final record read 575 / 90

The account is 485 person-minutes against 570 accepted, leaving 85 within this scope. The meeting includes six person-minutes of pause, two for each attendee; the other counted activity totals 479 minutes. The meeting's ninety person-minutes are already in the table. Earlier records, contracting and later forecast work remain outside the account, so its unused allocation is not whole-business headroom.

Keep the preparation practical in Coachful

Coachful is our #1 recommendation for organizing this preparation, chosen action and review workflow. That is an editorial judgment about fit, not evidence that the software or an Aikido analogy changes another person's conduct. The Coachful features page describes the wider workspace.

The released navigation directs a coach to the client's profile and message icon for their conversation. Sol's selected note goes to Bea through their agreed route. The demonstration habit and My Coaching screens are not records of this fictional meeting, and the article does not claim that a habit count measures courage, calmness or boardroom competence.

Record the actual chosen response and what remains unresolved. For a wider approach to respecting the client's choices about body-focused work, see the somatic coaching techniques guide. Keep the practice optional and its effect open to review.

Frequently asked questions

Does Irimi require moving toward the critic?

No physical entry is part of this coaching adaptation. It concerns addressing the actual issue. Do not use proximity to establish control or recreate a martial encounter in an ordinary leadership session.

Can the client decline body awareness?

Yes. Bea chooses a seated question card and verbal rehearsal. That remains a valid contribution. The client does not have to perform inward attention, posture work or a breathing exercise to earn communication support.

What if the criticism is correct?

Examine it, acknowledge the known error and complete an appropriate correction. The critic's conduct can also require attention. Those responsibilities do not cancel one another out.

Will the prepared sentence stop personal remarks?

No result is guaranteed. In this case the first boundary was ignored and the chair intervened. Prepare the support route as well as the sentence, and keep responsibility for conduct with the people and organization involved.

What should I review afterward?

Ask what the client chose, what actually happened, what the receiving people did and which issue remains. Here the historical number was corrected; forecast approval and a quality concern remained open. No physiological or lasting relationship outcome was established.
