Systemic Constellations Blind Loyalties: An Inquiry

Founder, Coachful

Systemic constellations blind loyalties work should begin with the current decision. The idea that someone is protecting the founder, their old department or an earlier way of working can become an appealing explanation for an executive team's disagreement. It can also hide the question the team needs to answer. What commitment, constraint or risk is this person actually asking us to consider?
A director's admiration for a predecessor does not establish an unconscious allegiance. A spatial map does not make an interpretation true. This guide explains the relevant concepts, then follows a fictional retail team from an accusation of resistance through checked inventory, a failed pilot day and a bounded decision. The output is an accountable operating rule, not a declaration that employees have released a loyalty.
Coachful is our #1 recommendation for organizing the individual coaching preparation and follow-through around this work. Its worksheets, client conversations and tasks can support the client's inquiry. Company evidence, inventory controls and executive authority still belong in the organization's approved systems.
Understand what the method can represent
Organizational constellations use a spatial arrangement of people or objects to explore a social system. A participant might place cards for themselves, another function, customers and a historical leader. Position, direction and distance provide material for questions about that participant's perspective. They are not measurements of another person's motives.
A 2023 study of 273 practitioners describes a varied community using the approach. Participants reported their own practice and perceptions; recruitment through professional networks and onward sharing did not produce an experiment testing client outcomes. Practitioner enthusiasm does not validate a diagnostic interpretation.
The 2021 organizational systematic review searched literature through January 2020. Of seven prospective effectiveness studies, two used controlled designs, and study quality was generally low. The authors considered the approach potentially useful while finding firm conclusions premature. That historical review is not an exhaustive account of everything published since its search cutoff.
The practical approach below is an original workplace inquiry informed by those limits. It uses voluntary mapping to generate questions, followed by ordinary evidence checks and authorized decisions. It is not a standardized constellation protocol or a validated treatment. A written account can serve the same inquiry when someone does not want to use a map.
Develop four distinctions before drawing conclusions
Contribution and current authority
A former leader may have established a valuable customer promise. Recognizing that contribution helps the team ask what the promise requires now. It does not give the former leader continuing decision rights or require the successor to preserve every associated practice.
Separate three statements: “This mattered historically,” “This obligation still applies,” and “This person can decide today.” Each needs its own support. A dated customer order can establish a current commitment; a board delegation can establish authority. Respectful memories establish neither. Equally, a change in leadership does not cancel a valid obligation by itself.
Commitment and implementation
Someone can support the goal while rejecting an unsafe implementation. A stores director may support shared inventory and still require reserved orders to remain protected. Calling that objection resistance collapses agreement about purpose into agreement about method.
Ask what the person wants preserved and which proposed mechanism worries them. Then consider another mechanism serving both requirements. If the person rejects every feasible option, investigate the actual pattern and its consequences. Do not jump from one disputed proposal to a personality explanation.
Observation and interpretation
“Esme declined to approve the new rule on Tuesday” is an attributed event. “Esme cannot let go of the founder” is an interpretation. Add a third category: what nobody has checked. The order commitments may be unknown even when both executives speak confidently.
A useful hypothesis identifies evidence that could change it. If missing reservation data explains the refusal, a corrected proposal should address the stated concern. If the person still refuses, ask what remains unresolved. Neither acceptance nor refusal proves what unconscious motive they had.
Disagreement and actionable misconduct
Teams need ways to challenge a proposal and ways to address actual conduct. A request for evidence is different from deleting records, withholding required information or insulting a colleague. Identify specific behavior, applicable responsibilities and a fair response through the relevant management process.
Do not make agreement with the coach a test of loyalty. Nor should a historical contribution exempt someone from present accountability. The same standard applies to the executive proposing the change: a persuasive story does not authorize bypassing quality checks or misrepresenting an opponent's concerns.

Choose whose account the map contains
A map made by one executive is that executive's representation, even when the cards carry other people's names. There is a difference between “I put the finance director far away because I experience slow replies” and “Finance is detached from customers.” The first statement identifies an experience to investigate. The second extends it into a conclusion about a function.
When several people contribute, keep the accounts distinguishable. Ask each person to explain their own placement before anyone interprets it. If they place the same department differently, retain both accounts. A shared diagram made by averaging positions could conceal a consequential difference, such as one business unit having direct access to an approver while another must wait for a weekly committee.
The question then becomes practical: who can obtain a decision, by which route and in what time? You can check those routes against actual requests. This is more informative than treating distance on the diagram as an objective measure of belonging. Do not place an absent colleague in a role and ask others to speak as though they know that person's private experience.
Language about belonging also needs boundaries. A predecessor can receive credit without joining every current decision. A new hire can challenge a familiar practice without first proving devotion to its history. Ask whose knowledge the decision needs, whose work will be affected and who has legitimate authority. Those questions help determine participation without inventing a universal order of seniority.
Similarly, talk of giving and receiving should lead to specific exchanges. If stores perform extra collection work while digital receives the revenue credit, inspect the workload and incentives. Appreciation may matter to participants, but it does not supply staffing hours or correct a misleading performance measure. Agree any resource or measurement change through the actual owner.
Finally, distinguish a useful discovery from a causal claim. If a diagram prompts an executive to ask about an overlooked contract, the contract can change the decision. You have evidence that the question was asked and the document mattered. You do not thereby know that a hidden loyalty caused the original conflict, or that moving a card resolved it. Keeping that distinction allows the team to benefit from a question without overstating the method.
Contract for a limited, voluntary inquiry
Before the meeting, state the decision, sponsor, participants, intended records and reporting audience. Explain that the exercise explores accounts, not hidden truths. Offer a written alternative and the ability to stop. Avoid requests for family histories, compelled apologies or ceremonial statements of allegiance.
Check whether the team can actually disagree with the sponsor. Ask privately how concerns can reach an appropriate independent recipient. Do not promise confidentiality that the engagement cannot provide. An executive may reasonably decline a group exercise while still supplying the operational information needed for a decision.
Use these ordered steps to keep the work bounded:
- State one decision. Name who can approve it and what that approval will permit.
- Collect attributed accounts. Invite each participant to explain their own map or written view. Ask what each placement means to its creator.
- List competing explanations. Include practical alternatives such as capacity, incentives, data quality and unclear authority.
- Design checks. Specify the record, person or limited trial that could distinguish the explanations, and the conditions for stopping.
- Obtain actual commitments. Record approvals, owner acceptance and dates separately from proposals.
- Review what occurred. Preserve failed tests, corrections and unresolved issues alongside any useful result.
Do not keep extending a symbolic exercise when the next step is simply to inspect an order record. If a concern requires a specialist, the coach helps clarify the question and route; the specialist's decision remains theirs.
Worked example: replace a loyalty accusation with a stock rule
Entirely fictional example: Rohan leads digital sales, Esme leads stores and Sofia is the COO authorized to approve a limited inventory pilot. Tao is the operations analyst; Jules owns quality status. Rohan says Esme is “blindly loyal to the founder” because she keeps referring to a promise that collection customers should receive the stock they were promised.
Esme has refused a proposal making all physical units visible for new orders. The coach asks for the disputed proposal and Esme's stated reason. Nobody has yet reconciled valid reservations, expired reservations and unavailable stock. That gap becomes the meeting's starting point.
1. Record the map without turning it into a verdict
The participants agree to a 60-minute inquiry: five minutes for boundaries, fifteen for accounts, fifteen for alternative explanations, twenty for checks and proposed terms, and five for confirming responsibilities. Esme chooses a written contribution instead of moving cards; her account receives equal consideration.
| Representation or account | Meaning supplied by its author | Question to check |
|---|---|---|
| Rohan places the founder beside the stores card. | Rohan thinks the earlier customer promise dominates Esme's decisions. | Which current orders would the new rule expose? |
| Esme writes “promised collections” beside the customer. | She wants valid reservations protected, regardless of who created the policy. | How many reservations are still valid? |
| Sofia places the decision owner outside both functions. | She wants one approved rule rather than competing local instructions. | Who authorizes exceptions and confirms the data? |
The coach records Rohan's interpretation as his interpretation. Nobody tells Esme what her written placement reveals about her psychology. She confirms that a verified expired reservation could be released. This statement creates something to test without requiring her to agree with the accusation.
2. Compare explanations against an actual reconciliation
Three explanations remain open: valid customer promises are missing from the proposal; stores are retaining expired reservations; or inaccurate stock-status mapping is confusing availability. Tao checks one product across the two proposed pilot stores. Jules verifies the unavailable categories. Customer details remain in the approved operational system, not in coaching notes.
| Checked category | Units | Decision consequence |
|---|---|---|
| Physical units counted | 40 | Starting stock, not automatically available stock |
| Damaged units | 5 | Excluded from new orders |
| Separate units on quality hold | 2 | Excluded until Jules authorizes clearance |
| Valid existing collection reservations | 8 | Protected for the existing orders |
| Expired reservation records | 2 | Released after verification; these are not additional physical units |
The categories are nonoverlapping. The old calculation subtracted ten reservation records and seven unavailable units from forty, leaving twenty-three for new orders. Two of those ten reservations have expired. After Tao checks the expiry and the responsible store owner confirms release, free stock is 40 minus 5 minus 2 minus 8, or 25 units.
Rohan's proposed forty available units would expose valid promises and unavailable goods. Esme's preferred existing count also needs correction because two expired reservations should no longer reduce availability. The result supports neither faction's initial position completely.
Rohan says, “I treated your refusal as protecting an old leader. Eight current promises are a reason to change my proposal.” Esme replies, “I accept releasing the two checked expired reservations. I still need quality holds excluded.” They have corrected specific positions without claiming to know whether anyone has an unconscious loyalty.
3. Complete the pilot authorization
Sofia does not approve a company-wide rollout. After Tao, Esme and Jules confirm that they can carry out the responsibilities, she authorizes this completed pilot record in the corporate decision system:
| Term | Approved fictional arrangement |
|---|---|
| Scope and duration | One product, the Alder Street and River Arcade stores, five valid trading days; other stores and products stay outside the test. |
| Availability rule | Exclude damaged and quality-held units; protect valid existing reservations; release only verified expired reservations. Opening free stock is 25. |
| Owners | Tao reconciles the published count before opening and at close. Esme's store leads confirm reservation changes. Jules alone authorizes quality clearance. Rohan owns the digital publishing route. |
| Stop rule | Pause new pilot orders immediately if a published count includes unavailable stock or exceeds reconciled free stock. Tao checks transactions; Rohan disables the pilot publishing route. |
| Restart authority | Sofia must approve restart after the mapping is corrected, transactions are checked and the corrected count is tested. A failed or suspended day does not count as a valid day. |
| Review output | Reconcile physical stock, commitments and fulfilled orders, record exceptions, and decide whether to retain this limited rule. No automatic expansion follows. |
The team uses trading-day numbers because store opening patterns differ. The planned test is Day 1 through Day 5. The corporate pilot calendar identifies the actual dates. Each named owner confirms the record before Day 1; a coaching task saying “prepare pilot” would not supply those approvals.
4. Exercise the stop rule when the test fails
Day 1 completes with the agreed checks. At the opening check on Day 2, Tao finds that the publishing integration has mapped the two quality-held units as free. The displayed count is twenty-seven when reconciled free stock is twenty-five. No sales have yet reduced opening free stock.
Rohan disables the pilot's new-order route immediately. Tao checks the order and allocation history for the period of the incorrect display and confirms that no held unit was allocated or fulfilled. Jules keeps the hold in place. The team records the defect rather than describing the disagreement it produces as renewed disloyalty.
Day 2 is invalid. Day 3 is used for correcting the mapping and testing it with the publishing route suspended, so it is invalid too. The corrected test excludes the two held units and agrees with the reconciled count. Sofia reviews the transaction check and restart evidence, then explicitly authorizes restart on Day 4 and extension through Day 7.
There are now five valid days: 1, 4, 5, 6 and 7. The team has spent seven trading days obtaining them. It does not report five successful days within the original five-day schedule. A repair and an authorized extension are part of the result, not details to omit.
5. Close the actual ledger and decision
Across the valid days, six new online orders and four new collection orders use ten of the twenty-five free units. All ten are fulfilled. All eight earlier valid collection orders are also collected. There are no other receipts, returns, transfers or stock movements in this bounded example.
Physical stock closes at 40 minus 18 fulfilled units, or 22. It consists of five damaged units, two still on quality hold and fifteen free units. Free stock also reconciles as 25 minus 10, or fifteen. Releasing two expired reservation records did not create two new units. Tao attaches the reconciled operational report to the corporate record.
At the review after Day 7, Sofia approves retaining the corrected rule for the same product and two stores, with the daily reconciliation and stop rule continuing. Any expansion requires a separate proposal and authorization. Jules has not cleared the two held units; their status remains open in the quality process.
Rohan and Esme report that they can now identify which part of a proposal they dispute. That is useful participant feedback, not proof of permanent trust or a causal effect of the map. The observed outputs are narrower: corrected counts, a caught defect, fulfilled commitments and a limited authorized rule.
Keep formal concerns outside a loyalty test
Contrast that inquiry with a manager reporting a possible product-safety issue. The appropriate next step is the relevant safety and reporting route. They do not have to participate in a constellation, disclose personal history or agree with management's emotional account before the concern is considered.
Acas's current UK guidance explains that legal protection depends on matters including a qualifying disclosure, the correct disclosure procedure and employment status. An internal policy does not automatically confer statutory protection on everyone it covers. Other jurisdictions differ, and individual cases may need qualified advice. Coaching should not promise a legal outcome or delay formal reporting.
Similarly, a well-documented failure to perform an assigned responsibility needs a fair management response. Ask what was required, whether the person could do it, what occurred and which process applies. A map cannot decide a disciplinary case. Preserve a person's opportunity to correct inaccurate records and obtain appropriate support.
Use Coachful for the client's preparation and follow-through
Keep the coaching record smaller than the corporate record. For Esme, the useful preparation is her own observation, interpretation, alternative explanation and intended question. It is unnecessary to copy customer names, the full inventory ledger or colleagues' supposed motives into a coaching worksheet.
- Prepare a short worksheet. Ask what happened, what the client thinks it means, what else could explain it and which question would distinguish those accounts. Explain the actual authorized coach-team audience before submission.
- Review privately, then return feedback. The worksheet response's Coach review section is internal to the coach team. Send client-facing comments through the client's private coaching conversation in Messages, checking the actual authorized participants. Do not assume saving an internal review delivers feedback.
- Add the chosen action. In the client's Tasks & habits, record Esme's selected action: “Ask Tao for the reconciled category totals before the pilot-authorization meeting.” Completion records her action; it does not mean Tao supplied evidence or Sofia approved a pilot. Record the actual reply separately.
- Review the consequence. At the next session, compare the question asked, answer received and decision made. Keep the client's remaining concern about quality holds visible rather than scoring agreement as success.
Desktop Messages is at the bottom of the sidebar, with All messages available in Simple Mode. On phones, use the Dashboard chat button or Search > Messages. The message icon on a client's profile opens their one-to-one conversation. A private client conversation is distinct from a group channel or corporate team-decision record.
If you use session summaries, check recap settings before this discussion. Recaps send automatically by default. Sessions > settings gear > Session AI > Session recaps provides Approve before sending, while a session type can override the workspace setting. Review a held recap and send only agreed material or keep it private. This is not a substitute for deciding whether sensitive material should be recorded at all.

Troubleshoot the inquiry before repeating it
Everyone agrees with the sponsor immediately. Ask whether there is a safe written or independent route for concerns. Do not treat silence as consent or insist that public participation proves openness. The missing perspective may reflect the meeting's conditions rather than agreement.
The historical story becomes more elaborate than the evidence. Return to the current decision. List what is known, who supplied it and what would change the proposed action. If the answer remains unchanged regardless of the map, further interpretation may add little.
People agree in the room but the work does not happen. Check owner acceptance, capacity, access and dependencies. In the retail case, the mapping defect required an operational correction and restart approval. Another reflective meeting could not repair the integration.
The client wants the coach to certify a colleague's motive. Decline that conclusion. Help them formulate a question about observable work or obtain the right professional input. The client's confidence in an explanation does not make it a fact about someone else.
Frequently asked questions
What does “blind loyalty” mean here?
It is a proposed explanation that someone is preserving an allegiance without recognizing its effect. Treat it as a hypothesis to examine, not a diagnosis. Ask the person about their actual commitments and check alternative explanations.
Can a constellation reveal hidden motives?
A participant's arrangement can prompt reflection about their own perspective. It does not establish another person's unconscious motive. Confirm interpretations with relevant people and evidence, and leave disagreement visible.
Must everyone use a spatial map?
No. Offer written or verbal accounts and permission to stop. A person can contribute the needed operational evidence without participating in a symbolic exercise or discussing private history.
Does acknowledging the founder mean keeping the old process?
No. Identify the useful contribution, verify any continuing obligation and use current authority to choose the process. In the fictional case, valid reservations remain protected while expired reservations are released.
What should count as progress?
Use the actual output: a clarified question, checked evidence, an accepted action or an authorized decision and its observed consequences. Report failed tests and unresolved risks. Agreement with the coach's interpretation is not a required outcome.
