How to Run a Coaching Discovery Session: Buyer Guide

Run a coaching discovery session by agreeing its purpose, understanding the request, checking whether your service fits and deciding a clear next step. Give the prospect enough information about scope, price, time and privacy to make a real choice. A useful meeting can end with a proposal, clarification, another source of help or no purchase.

Enterprise discovery also needs to distinguish the purchaser, sponsor and potential coaching participants. The buyer's request for fewer escalations is not permission to collect four employees' private concerns. The complete fictional case below follows a buyer conversation through an inaccurate brief, its correction and a genuine purchasing hold.

Distinguish discovery, chemistry and coaching

Discovery helps define a service request and its purchasing context. Chemistry helps someone assess the coach relationship. Practices use these labels differently, so explain what this particular meeting covers. A combined conversation still needs enough space for questions about the relationship and the commercial arrangement.

Coaching is a separately agreed activity. A brief experience during discovery can be useful when the person wants it. They can instead choose questions about the service. A prospect need not disclose distress or produce an emotional breakthrough to qualify for help. Read the chemistry-session guide when an individual's choice of coach is the main decision.

The ICF Code of Ethics addresses explaining coaching and agreeing roles, financial arrangements and information exchange before coaching begins. It also addresses professional competence and power differences. These are professional responsibilities, not evidence that a particular sales agenda improves conversion.

Use a four-stage forty-five-minute agenda

StageMinutesUseful output
Agree the frame5Purpose, roles, information arrangements and the questions to answer.
Understand the request20A concrete situation, previous efforts, useful progress and constraints.
Co-design a possible scope10Service choices, responsibilities, exclusions and available price information.
Agree the next decision10Open questions, decision owner and an accepted follow-up or ending.

The agenda totals forty-five minutes. It is a planning example, not a requirement to keep an unsuitable conversation going. Answer a price question when it arises. A buyer should not have to complete an emotional sequence before learning whether your offer is financially relevant.

Before booking, disclose the meeting's purpose, length and any charge. Ask what the person wants help with, their role in the decision and any access arrangements they want to discuss. The ICO's data-minimisation guidance connects necessary information to a specified purpose. Its UK guidance is under review following legislative changes. A short discovery form is not a diagnostic instrument or a reason to collect employee histories.

Stage 1: Establish the actual roles and choices

An opening can name the decision without presuming a sale: “We can understand your request, check whether coaching or another service fits, and discuss scope and terms if useful. You can ask questions and take time afterward. Who is involved in deciding, and what do you need answered today?”

Clarify whether the person is a participant, sponsor, purchaser or coordinator. One person may hold several roles, but that does not merge all information into a shared record. Ask who is expected to join later. Explain the purpose, audience and retention arrangements for notes before collecting sensitive detail. Agree recording separately; booking alone is not that agreement.

A sponsor may have legitimate organizational goals while a participant has different concerns. Discuss what choosing or declining coaching means in the actual workplace. Do not promise that calling the process voluntary removes a power imbalance. If no workable arrangement is possible, reconsider the engagement.

Plan any later private fit conversation with the participant rather than asking the sponsor to speak for them. A purchased place is not a completed participant agreement, and an employer cannot authorize a coaching demonstration on someone else's behalf merely by paying.

Stage 2: Ask four open questions and follow the answers

  1. What would you like support with? Ask for a recent example. Distinguish the person's account from your interpretation.
  2. What have you tried, and what happened? Learn from previous work without presenting every earlier provider as a failure.
  3. What would useful progress look like, and which parts are within your influence? Separate a chosen action from an outcome controlled by colleagues, policy or market conditions.
  4. What constraints and other options should we consider? Discuss authority, time, resources, access needs and alternatives to coaching.

A delayed release might involve technical dependencies, conflicting instructions or workload as well as a difficult conversation. Discovery identifies questions to investigate. It does not establish a psychological root cause or prove that coaching will fix the release.

Allow silence without using it as pressure. Ask whether the person wants a moment, a rephrased question or a different direction. When the request exceeds your competence, explain that limit. The ICF's referral overview supports an open discussion of different help when needs fall outside the coach's expertise. Its overview is not a clinical checklist for diagnosing a prospect during a sales call.

A complete enterprise discovery conversation

Maya, a fictional people-development lead, meets coach Tariq on 10 November 2026. She is comparing providers for four new department heads. Their forty-five-minute meeting is free to Maya; the work still consumes both people's time. The dialogue follows the four stages within that meeting.

Tariq: What would make this meeting useful, and who decides about the service?

Maya: I need a scope to compare with two other providers. I can recommend it, but HR director Iman approves the budget. The four leaders have not chosen a coach.

Tariq: We can clarify the request and possible scope. Each leader would still need an appropriate choice and agreement. What price information do you need now?

Maya: We have up to USD 12,000 for a trial.

Tariq: I can assess a defined pilot within that ceiling. It would not be unlimited support. We need to settle the work before a final quote.

Maya: The leaders keep escalating routine cross-team decisions. We want fewer escalations.

Tariq: What happened recently, and what have you already tried?

Maya: Two teams disagreed about who could approve a handover. We ran training, but their managers still give conflicting instructions.

Tariq: That raises a decision-rights question alongside possible individual coaching. Who can clarify the instructions?

Maya: Iman and the sponsors need to identify that owner. Coaching could help leaders prepare conversations, but it cannot set policy.

Tariq: We can describe a private-session pilot with sponsor alignment. An organizational workshop would have a separate purpose, participants and price, within an appropriate delivery scope.

Maya: Can sponsors receive reports of what each leader says?

Tariq: Not as an automatic output. Before starting, we would agree information exchange with each participant, including any selected progress summary and applicable confidentiality exceptions.

Maya: I prefer service questions today, rather than a coaching demonstration. Send the options and open questions. We do not yet have the policy owner.

Tariq: Agreed. We will use the remaining time for scope and the written review process. No start date, participant access or charge is confirmed.

Tariq respects the declined demonstration. Maya's example establishes a policy question, not a diagnosis of the four leaders or a finding that previous training was useless. The possible coaching work is preparation and review of conversations; changing organizational authority remains an organizational decision.

Stage 3: Co-design scope and explain the actual work

Describe session number and length, engagement period, preparation, between-session contact, resources, reviews and the client's responsibilities. Clarify material exclusions. Explain an approach in terms the buyer can experience: examining a recent conversation, considering interpretations, rehearsing another approach and reviewing what happens. Do not promise that a proprietary method guarantees leadership results.

For a fixed service, give the complete fee and payment terms directly. For bespoke work, identify what changes the quotation. Participant numbers, session allowance and an optional workshop are separate price decisions. A budget ceiling is not a purchase authorization or evidence of what the buyer should spend.

Tariq's proposed coaching-only scope is three forty-five-minute private sessions for each of four leaders over eight weeks, preparation materials, two thirty-minute buyer alignment meetings and a selected closing summary subject to participant information agreements. It excludes unlimited messages, policy decisions and an organizational workshop. The illustrative fixed fee is USD 10,000, with no additional mandatory charges in that proposed scope.

A separately described workshop option is USD 3,000. Combining both would be USD 13,000, exceeding Maya's ceiling by USD 1,000. The twelve private sessions alone represent 540 participant session-minutes and the same amount of coach session time. Those are future allowances, not completed work or the full pilot workload. Fit discussions, preparation, alignment, summaries and administration also require capacity before a delivery commitment.

If Maya wanted a brief coaching experience about her own next conversation, Tariq could agree its purpose and boundaries. Her actual choice here is service questions. He does not substitute unpaid organizational diagnosis or ask her to reveal employees' private concerns to prove commitment.

Compare alternatives before naming a preferred package

Put coaching beside the other plausible routes. Training may fit a shared knowledge gap. Consulting may fit a request for expert recommendations. An organizational decision may be needed when two managers issue incompatible instructions. Choosing no external service while that decision is clarified can also be reasonable. These alternatives need their own scope and competent provider; they are not interchangeable labels for whatever the coach wants to sell.

Use the same questions across providers: What work is included? Who does it? What must the organization supply? What information is returned to whom? Which result would be reviewed, over what period, using whose evidence? What happens if the engagement stops? A complete comparison can reveal that a cheaper headline excludes essential work, or that a larger package includes work the buyer does not need.

Agree how evidence would be interpreted before promising a result. A participant might report greater readiness for a conversation while escalation numbers remain unchanged because policy is still unclear. Conversely, fewer escalations might follow a new approval rule rather than coaching. The discovery brief should state the question to investigate and the limits of attribution, not promise that one favorable metric proves the service worked.

For Maya, a useful purchasing gate is identifying who can resolve the conflicting instructions. That does not mean coaching must wait until every organizational problem disappears. It means neither party should conceal the unresolved authority question inside an individual-development package. In the actual case she chooses to hold. A different buyer could make a different informed choice without being less committed to development.

Use a filled eight-field Engagement Blueprint

The following original planning aid records the corrected position after written review. It is not an agreement, validated assessment or substitute for the actual quote and procurement records. The corporate pilot guide develops the delivery calendar after the scope decision.

FieldCorrected decision record
RequestExplore support for four department heads preparing cross-team decision conversations; policy ownership remains unresolved.
Participants and choiceFour potential participants, not enrolled; individual interest, fit and agreements remain open.
RolesTariq supports agreed individual work; Iman and sponsors must identify the organizational policy owner and purchasing authority.
Possible serviceThree private sessions each over eight weeks, preparation, two buyer alignment meetings and a selected closing summary; workshop separate.
InformationParticipant information agreements required before starting; private session accounts are not automatically sponsor reports.
Commercial positionCoaching USD 10,000; optional workshop USD 3,000; combined USD 13,000 exceeds the USD 12,000 ceiling.
Open decisionsPolicy owner, participant interest, appropriate evidence, access arrangements, dates, final terms and vendor requirements.
Next actionPurchasing held. Maya may return after internal clarification; Tariq will not chase, enroll participants or reserve a start.

Separate observations, requests and proposed outcomes in the record. “Maya reports conflicting instructions” has a source. “The leaders resist responsibility” adds an unsupported judgment. “Fewer escalations” is a hoped-for organizational result, while preparing an agreed handover question is work a participant may choose. They need different evidence.

Stage 4: Agree a finite review and respect no

“I need to think” and “I need approval” can be complete, reasonable answers. Ask what remains unclear and whether a follow-up is wanted. Do not reinterpret every delay as fear or inflate speculative turnover costs to make a budget concern look irrational.

When a buyer compares providers, supply qualifications, complete scope and terms. When board or HR approval is required, identify the real decision process. When they ask for a guaranteed result, distinguish the delivery you can commit to from outcomes you cannot control. An honest no-fit conclusion can save neither party a quantified amount unless the relevant work and alternatives have actually been measured.

During the meeting Maya agrees to fifteen minutes on 12 November to read Tariq's brief and return material corrections, ten minutes on 16 November to read a corrected version and state her decision, and five minutes on 17 November to read the final status. Tariq agrees to send the initial brief by 11 November at 17:00 UTC and any correction by 13 November at 17:00 UTC. These are accepted review tasks, not permission for ongoing marketing.

The first brief is sent on 11 November at 16:30 UTC. It mistakenly says the USD 10,000 option includes the workshop. Maya reads it in her fifteen-minute slot and replies on 12 November that this contradicts the separate workshop discussion. A timely message has still failed on accuracy.

On 13 November Tariq uses twenty minutes to read the correction, check the prices, replace the incorrect inclusion, update the blueprint and send the corrected brief by 16:30 UTC. He owns the error without treating Maya's response as an objection to overcome. His complete covering message follows.

Subject: Corrected pilot scope for your review

Thank you for catching the workshop error. My first brief incorrectly included it within the USD 10,000 coaching option. The corrected brief separates coaching at USD 10,000 from the optional USD 3,000 workshop. Together they would exceed your USD 12,000 ceiling by USD 1,000.

The policy owner, participant interest, information agreements and vendor requirements remain open. Please use the agreed 16 November review to tell me whether the corrected scope reflects our discussion and whether you want any next step.

No purchase, participant enrollment or start date is confirmed. You are welcome to hold the proposal or decline it. I will not contact participants or sponsors from this brief.

On 16 November Maya spends ten minutes reading the corrected version and replying that its scope now reflects the discussion, but purchasing is held until organizational ownership is clear. She requests no further chasing. This is accuracy feedback and a hold, not approval of the service. No contact with Iman, sponsor decision or participant discussion occurs in this bounded case.

Tariq spends ten minutes reading her decision, recording the hold and sending the final status below. Maya reads it in her five-minute slot on 17 November. She sends no further acknowledgment.

I have recorded the proposal as held, with no start reserved, participant access granted or payment due. Thank you for checking the corrected scope. I will not chase the proposal or contact the leaders or sponsors. If you later want to reconsider it, we can review the policy-owner question, participant choices, dates and terms then. The present discovery process is closed.

Count the meeting and the written receiving work

On 9 November Tariq spends twenty minutes preparing the discovery questions and sending its purpose and preparation request. Maya spends ten minutes reading, responding with her meeting preferences and preparing her example. Tariq spends five minutes on 10 November reading that reply and adjusting his plan before the forty-five-minute meeting. The later thirty-minute brief block includes its preparation and actual send.

PersonActual activities, minutesUsed / allocated
TariqPreparation and invitation send 20; preference reply read and meeting plan 5; discovery meeting 45; first brief prepare and send 30; correction read, recalculation, revised brief and send 20; hold decision read, record and final status send 10130 / 155
MayaPurpose read, preferences reply and preparation 10; discovery meeting 45; first brief read and correction send 15; corrected brief read and hold reply send 10; final status read 585 / 105

The bounded discovery uses 215 of 260 allocated person-minutes, with twenty-five unused for Tariq and twenty for Maya. The meeting already accounts for ninety person-minutes; the other 125 are preparation and written work. Earlier service design and any later internal organizational work are outside this account, not free. The four leaders and Iman perform no work in this case.

No USD 10,000 sale or USD 3,000 workshop occurs. The combined quote's USD 1,000 budget gap is not an incurred loss. There is no evidence of fewer escalations, successful coaching or an agreed policy repair. The achieved result is narrower: a corrected service brief, a respected purchasing hold and a closed discovery process.

Organize the practical steps in Coachful

Coachful is our #1 recommendation for organizing the defined discovery-to-service workflow. This is an editorial recommendation for the task, not an independent market ranking or a promise of sales. Configure the actual booking type and appropriate preparation resources. A guest invitation, account, submitted form and program enrollment are different states; check what the person actually has before promising access.

Use an Offer to describe saved inclusions, session allowance, billing and access. Native agreements have their own activation and signing process. A saved agreement draft does not itself issue copies or establish payment, invitation acceptance or enrollment. Check each required state. In this fictional case nothing reaches purchase or participant enrollment.

Keep a buyer-facing brief separate from private participant reflection. Before recordings or recaps, check the agreed audience and actual channel and approval settings. Recaps are automatic by default; approval and session-type choices affect their handling. An internal record is not proof that a buyer received an email, and a client recap is not permission for sponsor reporting. Use only the selected appropriate material and verify an actual return when promised.

The Coachful features overview can help map an agreed process to the tools. Saving a plan is useful preparation, but it does not close open policy ownership, participant choice, procurement or information-sharing decisions.

Frequently asked questions

How long should discovery take?

Choose and disclose a length suited to the request. Forty-five minutes is an example, not a conversion formula. A price clarification may take less time; a complex procurement question may need a separately agreed meeting.

Must I provide a breakthrough before discussing the offer?

No. Help the person understand the service and whether it fits. Any brief coaching experience should be optional, agreed and appropriate to the time and your competence.

Should I send a proposal within two hours?

Agree a realistic deadline. Accurate scope, complete terms and required approvals matter more than preserving emotional momentum. Do not manufacture urgency or silently treat a correction as extra work the buyer must receive whenever convenient.

What if the sponsor and participant want different goals?

Explore the difference before starting, including who controls each decision and what information may be shared. If a workable agreement cannot be reached, reconsider the service rather than promising to satisfy incompatible expectations.
