Six Figure Executive Coaching Practice: A Complete Plan

A six figure executive coaching practice needs a defined currency, period, service, cost model, and capacity limit. Annual fees of USD 100,000 are different from USD 100,000 collected, and neither figure establishes the owner's income. Start with work you can responsibly deliver, then test whether enough suitable buyers will purchase it.

This guide develops six operating decisions and a complete fictional annual review. The example misses its six-figure billing target despite completing the purchased services. Its financial remainder, cash balance, client ending, and unused capacity remain separate results.

1. Define a service before choosing a revenue target

Choose a useful audience and purpose within your competence. “Executive coaching” might support a leader's preparation for difficult conversations, consideration of options, or reflection on role decisions. It does not automatically include operational management, employment advice, clinical treatment, or authority to approve an organizational change.

Describe the actual format: number and duration of meetings, term, preparation, written support, reviews, and ending. Explain what happens when a client needs different expertise. A service can be substantial without promising a promotion, business turnaround, or financial return that depends on many other people and conditions.

Compare formats by their work. A finite package has a beginning and an ending. A retainer reserves a specified continuing service or availability. Employer sponsorship adds a buyer relationship and agreed reporting; a group adds facilitation, participation, and access requirements. None is inherently the only route to a revenue threshold.

For sponsored work, the enterprise-retainer guide develops the separate participant, purchaser, and reporting arrangements.

The current ICF Code of Ethics addresses agreements, information exchange, accurate representations, and changing value. Apply the relevant standards to the actual relationships. A paying employer does not acquire unrestricted access to private coaching material.

2. Convert the target into units you can examine

Specify whether your target concerns contracted fees, invoices, accounting revenue, or cash received. Those measures can diverge. State the currency and year, and have the accounting treatment reviewed for your actual business. Do not combine last year's receipts with next year's unsigned proposals and call the sum current annual revenue.

Build your platform

A package model uses the number sold multiplied by the agreed fee. A monthly service can use occupied client-months: one active monthly place for one month. For example, six places available for twelve months create seventy-two possible client-months, not seventy-two confirmed sales.

Allow for delayed starts, appropriate endings, nonfit decisions, and unfilled places. A capacity ceiling is not a demand forecast. Nor does a client completing a finite engagement create an automatic renewal. Keep a proposed next purchase outside the confirmed sales total until it is actually accepted through the required process.

Use several demand scenarios. Ask which assumptions change if fewer packages sell, receipts arrive later, or a large client leaves. The purpose is to identify a decision you can make, such as postponing a fixed expense, rather than produce a reassuring spreadsheet whose optimistic assumptions are invisible.

3. Price the complete work and distinguish cost behaviors

Include preparation, notes, onboarding, written responses, administration, and closure alongside meetings. Add acquisition, financial operations, professional learning, and service improvement. A session fee divided only by live minutes does not describe the economics of the practice.

The U.S. Small Business Administration's planning guidance discusses startup expenses, fixed and variable costs, and the assumptions behind break-even estimates. Use those distinctions with your own evidence. A cost that stays fixed within one service range may change when another employee, office, or system becomes necessary.

Separate cash expenses from a planning allowance for the owner's work. Valuing your time helps compare designs even when the business does not pay an hourly wage to you. That allowance is not automatically a cash payment or the legally appropriate accounting treatment of owner remuneration.

For a simple break-even calculation, fixed costs divided by contribution per unit can identify an estimated sales intersection. It is useful only where the price and cost assumptions apply. Do not extrapolate a model for six to ten active clients down to one client without checking which costs would actually remain.

The package-pricing guide develops the scope and cost decisions for a particular offer. Treat a calculated price as something to assess against buyer needs and alternatives, not evidence that anyone will buy it.

4. Reserve calendar capacity at both annual and peak levels

Set the time genuinely available to this practice after other work, leave, personal commitments, and closures. Then allocate it once. An hour reserved for a client's question service cannot simultaneously be promised to a second client and counted as a general contingency hour.

Check peaks as well as totals. A comfortable annual average can hide a difficult intake week, several closing reviews, or simultaneous written submissions. Record the actual active time used for reading, composing, sending, and replying. A period containing message handling is not entirely uninterrupted preparation.

Keep a reserve that has a purpose. It may absorb variation, permit a reschedule, or remain unused. Selling every available hour removes that option. If delivery repeatedly consumes the reserve, revise the future scope or roster rather than silently reduce current purchasers' service.

Include the client's receiving work when assessing the experience: time for preparation, reading responses, correcting records, and reviewing an ending. The practitioner's business calendar and the participants' time are different views. Label each so they are neither omitted nor added twice.

5. Build demand through actual decisions

Identify how suitable buyers discover the practice, understand the service, discuss fit, and decide. Keep observed stages distinct: inquiry, conversation, proposal, accepted purchase, payment, and start. A friendly conversation or requested proposal is not an earned sale.

Use accurate credentials, clear boundaries, and permission for any testimonial or example. Explain the full service commitment and relevant purchase terms. Avoid inventing urgency to fill the last place in a financial model. The buyer's decision can legitimately be no, not now, or another form of support.

Review both acquisition cash and practitioner time. A referral channel with little advertising spend can still require substantial conversations and follow-up. A paid campaign can generate inquiries that do not fit. Neither low cash cost nor a large contact list establishes sustainable demand.

Use your own dated observations to revise the next forecast. Twenty-two purchases from twenty-four available places describe occupancy, not a conversion rate, unless twenty-four was also the relevant set of sales opportunities. Preserve the correct denominator.

6. Maintain cash and service controls

Business.govt.nz's cash-flow guidance separates opening cash, expected receipts, outgoings, and closing cash, and encourages alternative forecasts. This is useful planning guidance, not a determination of another jurisdiction's tax or accounting rules. Record the timing of money as well as the fee promised.

Advance receipts can fund work you still owe. An unpaid invoice may remain collectible without being available to pay this month's bills. An internal reserve earmark is not a second expense or an automatic legal protection for the funds. Explain each balance before deciding what can be withdrawn.

Choose an authoritative agreement, invoicing, payment, and service record. Resolve a mismatch instead of adding a second invoice to make another system look complete. Confirm actual payment and actual service access through their appropriate records; a signature alone establishes neither.

Review usefulness and endings before presenting a further purchase. A client may have received the service and still prefer to finish. Their decision should inform the forecast without becoming pressure to describe another problem that only continued coaching can solve.

Complete Neela's annual service and occupancy record

Neela runs a fictional individual coaching practice in New York. Her completed 2027 review uses USD throughout. She plans twenty-four distinct three-month engagements at USD 4,500 each: six starting in each calendar quarter. There are no employer sponsors or automatic renewals in this example.

The agreed service includes six forty-five-minute meetings, two written questions of up to two hundred words per calendar month, onboarding, and a closing record. The question response deadline is 17:00 America/New_York on the second following Monday-to-Friday working day. Closure dates and exceptions are agreed before purchase; it is not emergency access.

She budgets eight practitioner hours per package: 270 minutes of calls, ninety of preparation and notes, sixty of question handling, thirty of onboarding, and thirty of closing administration. The closing conversation is within meeting six, not an additional uncounted call.

Actual starts are six, five, six, and five across the four quarters. All twenty-two engagements complete their agreed term and six calls within 2027. The two other places remain unsold. There are sixty-six occupied client-months out of seventy-two available, or approximately 91.67% occupancy. That is not a sales conversion or client-improvement rate.

April–June5 / 641129 / 150
July–September6 / 649137 / 150
October–December5 / 641127 / 150

The original billing plan is 24 × USD 4,500 = USD 108,000. The actual accepted and invoiced fees are 22 × USD 4,500 = USD 99,000. Neela misses the six-figure billing target by USD 1,000. No higher proposed fee or next-year inquiry is added to make the current result cross the line.

Reconcile the work actually delivered

Every client uses all six question opportunities. Twelve clients require sixty total practitioner minutes each for that service; ten require ninety each. The longer responses include the actual reading, consideration, composition, and sending. Neela absorbs the extra work within the current agreements.

The base work excluding questions is seven hours per package. Twenty-two packages therefore use 154 base hours, plus twelve hours for the first twelve clients' questions and fifteen for the other ten. Actual delivery is 181 hours. The ten longer-support clients are distributed four, two, two, and two across the quarters, producing the delivery hours shown above.

Planned practitioner work is 480 hours. Actual work is 523 of 600 available, leaving seventy-seven. The quarter reserves are twenty, twenty-one, thirteen, and twenty-three hours. Fewer sales reduce delivery hours but do not prevent acquisition, operations, and improvement from exceeding their original allowances.

The actual non-delivery quarter allocations are acquisition 36/38/40/36 hours, operations 20/22/22/20, learning twelve each quarter, and improvement 12/16/14/18. These amounts reconcile each quarter with the annual category totals. The year-end record reconciliation is included in operations; it is not another free task.

Separately, each client's service-handling record contains 270 call minutes, sixty composing questions and reading answers, thirty onboarding, and thirty preparing and receiving closure. That is 390 minutes each, or 143 client hours across twenty-two people. These are additional participant hours, not part of Neela's 523-hour practitioner calendar. Prospects' time and outside providers' labor are not presented as fully measured.

Finish a real client ending without inventing renewal

Alma, one of the ten longer-support clients, pays her USD 4,500 on 27 September. Her service runs through 31 December. She attends all six forty-five-minute meetings on 5 and 19 October, 2, 16, and 30 November, and 14 December. Her questions on 6 and 20 October, 3 and 17 November, and 1 and 8 December receive replies by 17:00 on the following working day, within the agreed deadline.

Across those questions, Alma uses five minutes composing each and five reading its response, sixty total. Neela uses ninety total for their handling. Alma's thirty-minute onboarding and Neela's thirty-minute onboarding are already in their respective service accounts.

Before the final call Alma uses ten of her closing minutes to prepare her reflection. During that last call she identifies clearer preparation for budget discussions but declines to claim readiness to lead a regional restructuring. The ending discussion stays within the forty-five-minute appointment.

On Wednesday 15 December Neela spends ten closing minutes drafting and sending a private summary. It nevertheless says Alma is ready to lead the restructuring. On Thursday 16 December Alma spends ten closing minutes reading and correcting it: “I said I can prepare the budget discussion more clearly. We did not establish readiness for the restructuring role. Please remove that statement, and do not send this to my employer.”

On Friday 17 December Neela uses five minutes reading the correction and ten revising and sending the complete replacement below. The inaccurate summary has not been sent to the employer. The corrected message does not recall Alma's earlier copy or turn a private reflection into an assessment.

Complete corrected closing record: “Your stated learning is clearer preparation for budget discussions. We have not established readiness to lead a regional restructuring. That claim has been removed. Your six meetings are complete, and your current engagement runs through 31 December without automatic renewal. This record is for your private use in our coaching conversation. I have not sent it to your employer. You can finish without making another purchase; any future support would need a separate discussion and agreement.”

On Monday 20 December Alma spends her final ten closing minutes reading and replying: the correction is accurate, she remains disappointed that the overstatement appeared, and she does not want a further engagement. Neela's final five closing minutes include reading that existing reply and updating the ending record. No new acknowledgment is claimed.

Neela's closing work is 10 + 5 + 10 + 5 = thirty minutes. Alma's is 10 + 10 + 10 = thirty. Both are already included in the annual account. The ending retains received value, a real correction, continuing dissatisfaction, and no renewal. It does not make a financial or promotion claim for Alma.

Complete the financial bridge without double-counting labor

Neela's external accounting and bank records remain the financial authority. At 31 December, USD 94,500 of the USD 99,000 invoiced fees has been received. The other USD 4,500 concerns a different completed engagement and remains unpaid. Later collection or loss is unknown; Alma's payment is not that outstanding item.

Actual cash operating costs are USD 18,000: premises 6,000, technology 2,400, insurance 1,200, finance/legal services 4,800, and acquisition spending 3,600. These are case facts, not typical market costs. They exclude owner withdrawals and the separate planning allowance for owner time.

MeasureCompleted 2027 figure
Accepted and invoiced service feesUSD 99,000
Cash received against those feesUSD 94,500
Still unpaid at year endUSD 4,500
Cash operating costs paidUSD 18,000
Planning labor allowance: 523 hours × USD 100USD 52,300
Fees less costs and planning labor allowanceUSD 28,700

The USD 28,700 is a planning remainder, not a statutory profit statement or take-home income. Accounting, tax, provisions, and the treatment of owner remuneration need the appropriate professional review. It is calculated from invoiced fees, so it includes money not yet collected.

The cash bridge is different: opening cash USD 10,000 + receipts 94,500 − paid operating costs 18,000 − actual owner withdrawals 50,000 = closing cash USD 36,500. The USD 52,300 planning labor allowance is not subtracted again as a cash payment.

Neela internally earmarks USD 20,000 of closing cash as a liquidity reserve, leaving USD 16,500 unallocated. Moving an amount into that planning category does not reduce the bank balance, establish a legal trust, or calculate the tax bill. The unallocated balance is not automatic permission to spend it.

Check concentration before making a larger commitment

An annual total can also conceal dependence on one purchasing decision. If an employer funds several leaders, those engagements may occupy separate calendar places while sharing the same budget and renewal risk. Identify that relationship in the business forecast without combining private client records or assuming that one person's positive review represents the sponsor's decision.

Test what happens if that purchase is delayed or ends. Identify which costs can genuinely change, when they can change, and which service obligations remain. A reserve is more useful when attached to those timing decisions than when described only as a percentage of a hoped-for revenue total.

Use the result to choose the next experiment

The final decision is to keep the next intake capped at six rather than sell eight places on the strength of spare annual hours. Neela first needs to test the heavier question allowance and understand why two places remained unsold. Her current evidence does not establish demand for twenty-four next-year purchases.

She retains the original USD 108,000 plan and the actual USD 99,000 result in separate columns. A revised future forecast can explore a changed price, fewer acquisition hours, or different occupancy. None rewrites the completed year, existing agreements, or Alma's decision to finish.

Her next review will compare proposed service hours, peak weeks, actual buyer decisions, receipts, and client usefulness. That future test is not reported as completed. A practice can learn from a target miss without relabeling it as a six-figure success.

Organize the defined service in Coachful

Coachful is our #1 recommendation for organizing the agreed service, selected client reflections, and private returns. This is an editorial workflow recommendation, not a measured market ranking or a guarantee of six-figure revenue. Compare the coaching features with the service you have actually costed.

An Offer template can prefill service-access defaults, including a session type from the builder's available sessions. Check the correct session inclusion, type, quantity, and access period in What They Get. A template's wording is not proof that six promised meetings are configured correctly; price and actual resource choices still need checking.

For a private closing correction, use the message icon in the individual client's profile and return the checked text through that conversation. Private Coach review of a worksheet is internal to the authorized coach team, not delivery to Alma. Keep the time to read and reply in the service allowance.

Keep the external financial authority in this example. Review generated recap settings separately if using that feature; a selected manual closing record is different. Generic unshared journal pages are not automatically coach submissions, although a client can explicitly share a page through supported specialty modules.

Frequently asked questions

How many executive clients make a six-figure practice?

It depends on the currency, actual price, service period, occupied places, and measure being used. Check costs, collection, and capacity separately from the gross calculation.

Must I switch every client to a retainer?

No. Choose a format that serves the actual purpose and that you can deliver responsibly. Finite packages and appropriate endings can belong in a sustainable practice.

Does a positive planning remainder establish profit?

No. Its meaning depends on the included costs and allowances. Accounting profit, tax, cash, and owner withdrawals require their own treatment.

Should I add clients whenever annual capacity remains?

Check peak weeks, demand, competence, and the support service first. Unused annual hours do not by themselves establish room for another commitment at the required time.
