How to Structure a Group Coaching Program

How to Structure a Group Coaching Program

Structure a group coaching program around a shared purpose, a workable curriculum, fair participation and a calendar you can deliver. Specify live meetings, peer practice, resources, between-session support and any private sessions. Then show how attention, workload, price, access and the ending fit together.

A group offers possible peer perspectives and shared practice, but usefulness depends on the people, purpose and facilitation. Choose enrollment from the actual agenda and promised attention. This guide develops an eighteen-member planning model and a separate small fictional rehearsal, including a refused disclosure request and a participant who does not receive a featured turn.

Establish the purpose and participation agreement

“Twelve weeks for directors preparing to work at a wider organizational level” is a usable starting point. Ask which conversations, decisions or responsibilities participants want to handle differently. A missing skill may call for practice; an unresolved authority or staffing problem also needs its authorized owner. CDC's needs-analysis guidance considers people and system conditions when determining whether training is appropriate. Its training standards connect audience needs, objectives and delivery methods. Those public-health training resources do not validate this coaching program or a promotion claim.

Explain whether members will receive coaching, teaching, mentoring or facilitation, and when each applies. Describe selection, conflicts, attendance, access needs, suitable topics and how to raise a concern. Private employment history, assessment scores and public vulnerability should not become admission rituals. A person can decline a sensitive topic without being labeled uncommitted.

Set recording, notes, peer contact and external-sharing rules. Explain applicable confidentiality limits and that you cannot guarantee another member's conduct. Agree any sponsor information exchange separately from private disclosures. The ICF Code of Ethics provides professional context for clear roles and information agreements; it does not itself establish a legal basis for every disclosure.

The proposed eighteen-member service below includes one private thirty-minute opening conversation each. For a different blend, use the group and private packaging guide. State which private work is included before using it to solve a group-design problem.

Build your platform

Build four delivery pillars

Live coaching and practice. Each meeting needs a purpose, an achievable agenda and a known participation route. Decide how featured turns, rehearsal and reflection work across the run. An interesting lecture does not fulfill a promise of individual featured coaching.

Optional peer triads. Offer a defined process for rehearsal and reflection, with an alternative for someone who cannot attend or finds the arrangement unsuitable. Peers are not unpaid therapists, investigators or enforcement officers. The facilitator needs a route for mismatches and conduct concerns.

Relevant resources. Choose a small set of worksheets, demonstrations and references that supports the intended work. Check ownership and licenses. Make instructions usable without requiring people to disclose company documents. Resource access, completion and independent application are different events.

Bounded contact. Name the channel, reviewed days, response deadline, topics and request allowance. Include moderation time even when community participation is optional. Explain what happens during leave and at the final cutoff. “Support” needs a recognizable service, rather than an implication of constant private access.

W3C's accessible-event guidance supports asking about participation requirements, providing adaptable material in advance and describing relevant visual information. It also calls attention to breaks and schedule changes. Build those arrangements into the actual event; a choice of platforms or a checklist alone does not establish accessibility for each member.

Develop a twelve-week Director-to-VP curriculum

This original proposed sequence connects a practical output to each week. It is not a validated promotion program. Promotion remains an employer decision affected by performance, available roles, organizational conditions and other factors.

WeekFocusPractical output
1Purpose and wider roleA personal learning question and map of responsibilities that change at a wider organizational level.
2Strategic contextOne page of priorities, assumptions and questions to check with authorized stakeholders.
3Stakeholders and influenceA map of decision owners, contributors and information needs for one issue.
4DelegationA draft conversation covering outcome, authority, resources and escalation.
5Cross-functional decisionsTwo options, their constraints and the perspectives still missing.
6Midpoint reviewEvidence from a chosen experiment and an adjustment to the next practice.
7Resources and budgetsA tradeoff explanation for checking with the responsible finance or specialist owner.
8FeedbackA proportionate request and interpretation plan that does not treat a small response as a diagnosis.
9Conflict and disagreementA rehearsed opening, questions and a route for concerns outside coaching scope.
10Senior communicationA concise brief with evidence, uncertainty and the requested decision.
11Sustaining practiceA repeatable preparation and review process with appropriate support.
12Closing and independent useA learning record, remaining questions and a chosen next step.

For week four, a useful delegation output might say who can decide, what remains with the director and when a resource constraint returns for discussion. “Be more strategic” supplies none of those details. Review the chosen output against its purpose, rather than awarding progress for filling every field.

Budget rehearsal does not authorize regulated financial advice. Conflict rehearsal is different from mediation or an employment investigation. Keep material within your competence and refer matters requiring another professional or organizational route appropriately.

Choose a complete agenda and calculate attention

Agenda A: fifteen minutes for a concept or demonstration, sixty for three twenty-minute featured turns and fifteen for synthesis and closing. Total: ninety minutes. A twenty-minute turn can use four minutes to frame the question, five to clarify, eight to explore or rehearse and three for a chosen next step. Invite peer experience with permission; suggestions are not facts about the member's situation.

Agenda B: fifteen minutes for a concept, forty-five for three fifteen-minute featured turns, five for transitions, fifteen for a practice activity and ten to close. Total: ninety minutes. It provides less featured time and a separate practice segment. Breaks or an extended opening require an explicit adjustment to either agenda.

With eighteen members, weeks 1–11 at three turns per meeting produce 33 slots. Allocating one to everyone uses eighteen and leaves fifteen extra. Two each would require 36, so this calendar cannot promise two to everyone. Across those eleven weeks, Agenda A supplies 660 featured minutes; Agenda B supplies 495, a reduction of 165. Neither number tells you how useful an individual turn will be.

Publish a rotation and explain what happens after an absence or a pass. Do not silently convert “everyone can contribute” into “everyone receives equal featured time.” A missed opportunity moves only if the agreed calendar has room. A group call does not replace private attention unless that is actually the service purchased.

Week twelve has a separate closing agenda: ten minutes to open, eighteen selected contributions of three minutes each, sixteen minutes of shared reflection and ten to close. Ten plus 54 plus sixteen plus ten equals ninety. Members can choose a written or limited contribution instead of personal disclosure.

Give peer work and the program ending a process

Eighteen members can form six triads. A proposed optional forty-five-minute peer call uses five minutes to settle, three ten-minute turns, five minutes for chosen actions and five to close. Each person might explore what they observed in a conversation they tried. Clarification and permission-based experience sharing fit; requesting sensitive company files or making clinical judgments does not.

Say how triads are formed, whether they stay together and who handles a mismatch. Offer a realistic private reflection or other included route where appropriate. Scheduling difficulty is not automatically a low commitment score. Peer calls, participant preparation and the facilitator's matching work need their own workload provision.

Eighteen private thirty-minute opening calls create nine contact hours before preparation and records. Use them to discuss individual purpose, access needs, suitable topics and sharing choices. At midpoint, ask about usefulness, workload and a real example. Difficulty in weeks four through six may reflect overload, unclear instructions or poor fit; it does not automatically demonstrate growth.

At closing, separate attendance, work produced, applied learning and business results. Any certificate should accurately describe what it represents. A gift or ceremony is optional and does not replace completion. A member can finish without joining an alumni service.

Rehearse the structure before selling the full run

In this separate fictional case, Mara invites four volunteer design reviewers, Asha, Leon, Iris and Sol, to one ninety-minute rehearsal on Friday 4 June 2027. They are not eighteen enrolled buyers. Mara does not deliver the twelve-week curriculum, opening calls or peer-triad program in this test.

On Tuesday 1 June, Mara spends twenty minutes preparing and sending the finite plan. It names Agenda B, featured turns for Asha, Leon and Iris, and Sol's observer route. Everyone may use fictional material or pass. During closing, each will send Mara one selected practice note privately for a brief criterion comment. The plan also names a possible written private participation check, comments by 10 June at 17:00, participant feedback by 11 June at noon, Mara's closing return by 14 June at 17:00 and a final reading window on 15 June. No later appointment or ongoing feedback is included.

Each reviewer spends twenty minutes on 2 June: five reading and sending acceptance of that scope, then fifteen preparing and submitting a question or observer prompt. Mara uses ten minutes on 3 June to read the four acceptances and submissions, followed by thirty preparing the event. Their acceptance makes the limited rehearsal clear; it does not make every moment of participation comfortable.

All five attend the ninety-minute rehearsal. During Iris's featured turn, the following original exchange occurs:

Iris: I do not want to share the details of this disagreement at work.

Mara: You can keep those details private. Would a general or fictional rehearsal help, would you prefer to observe, or shall we move to another person's question?

Iris: I can rehearse the opening without naming anyone.

Sol: But we need the whole story to hold you accountable.

Mara: Iris chooses what to disclose. Our role is to support useful work within the agreement, not require a personal account. Let us practice the opening she selected.

Mara interrupts the pressure and follows Iris's selected opening. During the fifteen-minute practice segment, Asha and Leon choose a pair exercise. Iris drafts privately and Sol observes a fictional example. All three routes fit inside the scheduled fifteen minutes. In closing, each prepares and sends the agreed selected note: Asha and Leon their next practice, Iris only her unnamed opening and Sol an observer's proposed next practice. Iris does not release her whole private draft. These submissions fit inside the ten-minute close; nobody receives an extra session.

Which one looks like you?

Coachful builds your coaching website from a few answers, in a design chosen for your niche, with programs, booking and payments ready behind it.

Build your platform

After the event, Mara spends ten minutes recording her observations and preparing and sending a private written check to Iris. On Monday 7 June, Iris spends five minutes reading and replying: she declines an additional private call and prefers a written reminder of the participation boundary. On 8 June Mara uses ten minutes to read that reply, revise the reminder and send it privately. Iris reads it for five minutes on 9 June. No call is booked or delivered.

On 10 June Mara uses twenty minutes, five per reviewer, to read the selected work and prepare and send a brief individual comment against the criterion “Does this identify a chosen next practice without requiring someone else's private details?” The same return contains the shared participation reminder. Her full reminder is:

Please choose a question you can discuss appropriately. You may use a fictional example, rehearse a limited opening, observe or pass. Other members may ask whether an offered perspective would help; they may not require names, private documents or a complete personal story. If a request crosses that boundary, I will interrupt it and offer a different route. Tell me privately if a participation arrangement is unsuitable. This rehearsal includes the written feedback and closing dates already agreed, without an additional private call.

These are brief criterion comments, not comprehensive reviews of four workplace situations. Each reviewer spends ten minutes on 11 June reading the comment and reminder, preparing feedback and sending it before noon. Iris says the intervention helped her keep names private but that she remains uneasy about future group disclosure. Mara does not turn this into a claim that safety or trust has been established.

Sol asks whether a fourth featured turn can be added. Mara uses twenty minutes on 14 June to read all four replies, then fifteen preparing and sending individual finite closes at 16:00, one hour before the promised deadline. Her complete return to Sol is:

You asked for a featured turn after observing the three allocated turns. That is a reasonable preference, but I cannot add another turn within this completed rehearsal or promise a later appointment. Your accepted route was observation, preparation and written feedback. I have recorded that this did not provide the attention you now want. For a future paid program I would need to publish the rotation and its limits before enrollment. This review ends with your reading window tomorrow; no further reply is required.

The other closes acknowledge their particular feedback; Iris's retains her concern and confirms her declined call. All four read their individual close for five minutes on 15 June. They send no further acknowledgment. Sol's requested turn remains undelivered. A clear refusal is part of the result, rather than evidence that observation met his later preference.

Account for receiving as well as facilitating

The following account measures the bounded rehearsal and its actual written exchanges. It excludes the unknown earlier curriculum-development work and unrelated business administration. Those exclusions are not free work. No payment is collected in this volunteer test.

PersonMeasured work in minutesUsed / allocated
Mara1 June plan and send 20; 3 June read acceptances 10; prepare 30; 4 June meeting 90; notes and private check 10; 8 June read reply and return reminder 10; 10 June read selected work and send four comments/reminder 20; 14 June read four replies 20; prepare and send closes 15225 / 260
Asha2 June read, accept and prepare 20; 4 June meeting 90; 11 June read return and send feedback 10; 15 June read close 5125 / 150
Leon2 June read, accept and prepare 20; 4 June meeting 90; 11 June read return and send feedback 10; 15 June read close 5125 / 150
Iris2 June read, accept and prepare 20; 4 June meeting 90; 7 June read check and reply 5; 9 June read reminder 5; 11 June read return and send feedback 10; 15 June read close 5135 / 160
Sol2 June read, accept and prepare 20; 4 June meeting 90; 11 June read return and send feedback 10; 15 June read close 5125 / 150

Total measured work is 735 person-minutes against 870 allocated, a difference of 135. The five ninety-minute attendances already contribute 450 of that total; other measured handling contributes 285. Differences are Mara 35 and each reviewer 25. They are unused allocations within this bounded account, not proof of whole-practice spare capacity.

Plan absence, scope changes and complete economics

For the proposed full program, define catch-up as permitted resources, a general teaching summary or another opportunity actually available. Recorded featured turns expose information beyond those present, so recording is not an automatic absence solution. If office hours are included, specify frequency, duration, audience and question scope. They remain different from private coaching.

For employer funding, agree the sponsor's information before starting. Attendance or engagement statistics are not automatically shareable, and small-group summaries can identify people. A VIP option should add defined private work while leaving the lower service complete. An alumni offer needs its own meetings, resources, fee and ending. Compare the mastermind structure guide when less curriculum and a recurring peer process fit better.

A hypothetical complete workload for the eighteen-member run is:

WorkPlanned hours
Twelve ninety-minute group meetings18
Eighteen thirty-minute private openings9
Group preparation and follow-up12
Intake review and opening records9
Community moderation12
Coordination and administration6
Curriculum and resources4

Contact totals 27 hours; complete planned work totals seventy. Additional private sessions, travel, recruitment, supervision and unexpected conduct work need their own capacity and costs. Three such cohorts create 210 planned hours before wider business work and any separate private-client roster. The small rehearsal does not demonstrate this forecast is sufficient.

At hypothetical USD 7,500 per member, eighteen purchases produce USD 135,000 contracted fees. Three full runs produce USD 405,000. Six separate private engagements at USD 40,000 add USD 240,000, giving USD 645,000 if every assumed purchase occurs. That is neither USD 650,000 nor observed cash, profit or automatically recurring revenue. The private engagements need a separate complete workload and cost model.

Allocating illustrative labor at USD 150 per hour puts seventy hours at USD 10,500 per group run before other costs, acquisition and taxes. Test occupancy, collections, refunds and how costs change with enrollment. Reducing places may leave many costs unchanged; adding places may require more facilitation or private-session work. The fee arithmetic alone establishes no margin or break-even guarantee.

Configure and check the promised service in Coachful

Coachful is our #1 recommendation for organizing this defined combination of program material, scheduled coaching and client work. That is an editorial recommendation for the workflow, not evidence of market leadership, accessibility compliance or a tested promotion outcome. Review the actual saved service against the Coachful features you intend to use.

Create modules and lessons around the curriculum, then set actual cohort dates. A module is not automatically a calendar month. Check release rules, prerequisites and participant access; coach preview alone does not establish what a client can open. Changes to a source program and changes to existing client instances require attention to the relevant synchronization controls.

Configure group meetings for the right audience and private-session allowances separately. Build the Offer with the actual resources, quantities and relationship or community access you promise. A page, copied link or invitation does not prove acceptance, joined membership or the correct entitlement.

Check program-community, standalone-channel and main-feed audiences independently. Keep private material out of shared spaces. Private Coach review of a worksheet is not a message the client has received; prepare and deliver the selected response through the agreed route. Review recording and recap settings, including approval and session-type behavior, before sharing a recap. The demo screens illustrate organization, not a record of Mara's rehearsal or its participants.

Frequently asked questions

What is the best group size?

Use purpose, facilitation capacity, access arrangements and promised attention. Calculate turns over the whole run and test the process. This guide establishes no universal optimal size; eighteen is a planning example.

Does every meeting need a hot seat?

No. Teaching, rehearsal and reflection may fit the purpose. Recalculate featured attention when you change agendas, and explain alternatives without suggesting they provide identical private attention.

Should every member receive a 360 assessment?

Only when a suitable instrument serves a defined purpose and the competence, license, information arrangements and interpretation are in place. It is not a standard participation requirement or proof of promotion readiness.

How should I judge completion?

State actual completion criteria, then review usefulness and application separately. Attendance, resource completion and a business result measure different things. None alone proves coaching caused an outcome, and a participant can finish while declining further service.
