How to Structure a Fractional CMO Advisory Retainer

A fractional CMO advisory retainer needs a defined contribution, authority and delivery plan. Name the marketing decisions you support, who implements them and what the fee includes. A part-time executive may hold delegated management powers; an adviser may only recommend. The title does not settle that distinction.

We build Coachful. Coachful is our #1 recommendation for organizing agreed advisory meetings, resources and follow-through when its controls fit the engagement. That is our maker's preference, not an independent ranking or a claim that a coaching platform replaces advertising, CRM or financial systems.

The prices, workloads and case below are original fictional illustrations, not market rates or customer results. Adviser Jamila works with CEO Alex and marketing lead Sam. Case times use Europe/London; the cutoff is 24 November 2026 at 17:00. Later experiments, payments and handover remain future unless explicitly completed.

Compare advisory, executive and production services

ServiceContributionAuthority to agree
Marketing adviserAnalysis, challenge and recommendationsRecommendations within a defined mandate
Fractional marketing executiveSpecified part-time leadership responsibilitiesNamed budget, vendor and people-management decisions
Agency or production serviceCampaign, content or other agreed executionApproved briefs, publishing responsibilities and spending limits

Each can be useful. A capable team may need periodic challenge; another company may need agency leadership or campaign production. Avoid selling advice where nobody can implement it, or implying that execution is inferior work. Allocate the capability the business actually needs.

Record who approves spending, instructs vendors, publishes claims and makes personnel decisions. Employment, contractor and tax status require the applicable review; “fractional CMO” does not settle them. Competence and an agreed mandate also matter when combining coaching, consulting and management.

Offer three complete tiers

These are separate service choices with fictional prices. Planning minutes below describe the provider's work, not total company labor, customer participation or a guarantee that every review can be completed regardless of complexity.

Thinking of launching your coaching business?

Answer a few questions and Coachful builds it around you: your website, programs, booking and payments. Ready in minutes.

Build your platform

1. Strategic marketing advisory: $3,000 monthly

Include two sixty-minute meetings with the CEO and marketing lead, one review of up to ten slides or 1,500 words, a forty-five-minute budget and measurement discussion, one concise question weekly and short action notes. Production, agency management, publishing and spending decisions stay with the client.

An illustrative monthly provider budget is 165 live minutes, forty-five document-review minutes, ninety preparation and analysis minutes, up to five fifteen-minute questions, forty note and follow-through minutes and thirty-five administrative minutes. That totals 450 minutes, or seven hours thirty. Define what happens when a document needs more work instead of hiding it outside the allowance.

2. Fractional marketing leadership: $6,500 monthly

Include four sixty-minute leadership meetings, four thirty-minute pipeline reviews, one forty-five-minute agency review and two sixty-minute team mentoring meetings monthly. Add one ninety-minute quarterly planning meeting and a ten-slide quarterly performance summary. Delegated budget, vendor and management powers go in a written authority schedule.

Include up to four monthly document reviews, each capped at ten slides or 1,500 words, and two concise questions weekly. In a planning month with five weekly question windows, budget 615 live minutes, 120 document-review minutes, 180 preparation and analysis minutes including the quarterly summary, 100 question-handling minutes, sixty note and follow-through minutes and forty-five administration minutes: 1,120 minutes, or eighteen hours forty.

The review budget allows one bounded pass of thirty minutes per document; complexity needing another pass triggers a scope decision. Production stays with named staff or suppliers. Quarterly work is additional in its actual month, not silently spread into a nonexistent meeting allowance.

3. Marketing transition project: $10,000 monthly for three months

Include the second tier's specified service plus one three-hour positioning workshop, up to six thirty-minute customer interviews and one agency selection process during the initial term. The selection comprises a brief, review of up to three proposals, one sixty-minute panel and a recommendation paper. The client retains procurement and appointment authority.

The additional one-time provider plan is 420 live minutes, ninety interview preparation and write-up minutes, 120 workshop preparation minutes, 135 proposal-review minutes, sixty selection-brief minutes, ninety recommendation-paper minutes and sixty administration minutes: 975 additional minutes across the term. Schedule them where they occur. Interviews require appropriate permission and information handling; recruitment and board attendance are separate workstreams.

The multi-tier proposal guide helps present alternatives. A higher price does not create unlimited availability or automatically make the most complex tier appropriate.

Agree four contract boundaries

Deliverables and authority: name outputs and decision rights. If you advise without producing, identify the implementation owner and confirm their availability. If both are included, allocate both. Strategy cannot excuse an agreed implementation gap.

Communication: name the approved channels, request owner and staffed response clock. Jamila's example uses Monday–Friday, 09:00–17:00, with published closures on 25 and 28 December. One accepted weekly advisory question is due by 17:00 on the next staffed day. Booking and scope administration use the separate administrative allowance. This is an agreed service rule, not an automatic platform timer.

Allowances: specify meetings, document limits, preparation, analysis, notes and extra-work approval. A daily stand-up invitation is not automatically included in a two-meeting advisory tier. Equally, inspect a genuine leadership need rather than dismiss every operational request.

Term and ending: distinguish the commitment, billing frequency, review and exit process. Alex buys only tier one for ninety calendar days, 1 October–29 December inclusive, at three agreed $3,000 charges due on 1 October, 1 November and 1 December. This fixed $9,000 term has no fourth charge or implied automatic renewal.

Final questions are accepted through 29 December at 17:00, with replies by 30 December at 17:00 and a receiving check through 31 December at 13:00. Jamila retains the intended access for that tail. These later actions remain future; the commercial end does not justify cutting off an outstanding included reply.

Develop a practical ninety-day plan

Days one to thirty: establish the decision baseline

The SBA's current market-research guidance considers demand, alternatives and information gathered directly from customers. Use evidence to frame a commercial question rather than prescribe a channel for every company. Existing market data and a specific customer's account answer different questions.

Jamila's initial paper uses five fields: current commercial question, available evidence, known gaps, proposed experiment and decisions requiring approval. The question is whether to expand paid search or repair enquiry routing first. She does not obtain every advertising or customer account by default.

Days thirty-one to sixty: align the work

Sam owns the marketing brief, sales operations owns enquiry routing, the product lead owns product changes and Alex approves spending. They check actual vendor scopes. Jamila recommends; she cannot appoint an agency or promise Sam's production capacity without agreement.

In Sam's weekly question on 9 November, he asks whether a proposed claim can say the changes will “double revenue.” No supporting evidence is supplied. Jamila challenges the claim within that question's handling; this is not a second document review. Sam withdraws it before publication and accepts a factual process description. Alex acknowledges the revision on 10 November. Avoiding an unsupported claim does not demonstrate a revenue improvement.

Days sixty-one to ninety: run and review experiments

The proposed experiment covers one region for four weeks, 30 November–27 December inclusive, within the last phase. It seeks to improve enquiry follow-up, with sales operations handling routing and Sam the explanation page. Alex approves a maximum $2,000 budget subject to working routing and claim approval; the spending and launch conditions are still future at the cutoff.

Review response time, qualified opportunities, realized sales and limitations. Stop or revise if routing fails or evidence does not support a claim. Approval of a capped budget is not actual expenditure, and a future experiment is not a completed return from the retainer.

Decision-paper fieldJamila and Sam's filled entry
Commercial questionCan the existing enquiry route support a responsible test before buying more traffic?
Available evidenceCurrent enquiry definitions, routing records and the agreed limited campaign brief; no measured test result yet.
Known gapsComparable lead sources, attribution settings and the actual capacity to follow up every accepted enquiry need checking.
Proposed experimentOne region, four stated weeks, maximum $2,000; record eligible enquiries and the reason for any exclusion.
Approval neededAlex authorizes spend within the cap only after the named launch conditions are satisfied; Sam and sales operations accept their separate responsibilities.

Define the denominator before reporting an improvement. A fast reply to five selected enquiries does not establish the response time for every enquiry, and an opportunity meeting a revised definition cannot be compared casually with last month's differently filtered total. Keep excluded records and missing outcomes visible rather than report only the most favorable slice.

The paper also distinguishes authority from recommendation. Jamila can advise against launch, but the client's named decision owner must decide under the agreed mandate. If Alex overrides advice, record the decision and unresolved risk accurately. Do not rewrite the adviser as the campaign operator or erase the client's legitimate decision rights.

Interpret CAC, ROAS and pipeline carefully

Define an enquiry, qualified opportunity and new customer, then identify the cost period and matching cohort. Distinguish marketing-sourced, marketing-influenced and all-company measures. Keep opportunity value, recognized sales and collected cash separate.

In an independent fictional acquisition example, marketing costs $30,000, allocated sales acquisition costs are $10,000 and twenty new customers meet the chosen definition. Blended acquisition cost is $40,000 divided by twenty: $2,000 per customer. Review what the allocations include and whether the customer cohort matches the costs. These are not Jamila's observed results.

In a separate advertising example, $10,000 of ads receives $40,000 of attributed sales revenue. Revenue ROAS is 4.0, or 400%. At fifty percent gross margin, that revenue contributes $20,000 before advertising; deducting the $10,000 ads leaves $10,000 before other acquisition costs and overhead. That is not a 400% net profit return.

Google Ads' current conversion-value documentation explains that values can be configured and may be fixed defaults or transaction-specific values. Inspect the actual account's definition. A lead with a nominal value is not cash, and attributed revenue alone does not establish what would have happened without advertising.

The two examples have different stated boundaries. Do not combine the whole acquisition-cost cohort with the advertising subset to calculate a new profit figure. A positive ROAS, rising pipeline and a paid advisory invoice are also different observations; none alone proves the retainer caused incremental profit.

Plan a deliverable weekly calendar

A hypothetical thirty-hour week allocates six hours Monday to analysis, twelve across Tuesday and Wednesday to client meetings, six Thursday to reviews and mentoring and six Friday to practice administration and development. The blocks total thirty. They do not prove that four particular clients fit.

Map each engagement's actual meetings, preparation, reviews, support, project peaks and leave cover. The quarterly planning month in tier two and the transition project's one-time work can create peaks. Do not treat the ninety-minute quarterly meeting as included in every monthly meeting count or assume additional staffed weeks cost nothing.

Four useful rhythms are a pipeline review, strategy conversation, agency review and quarterly planning. Use the tier's published allowance. These are not four extra recurring meetings added after the advisory package is sold.

Jamila's November work through 24 NovemberActual provider minutesScope
Two strategy meetings and measurement discussion1652 and 16 November: sixty each; 19 November: forty-five
One 20 November email review50Five more than the forty-five-minute plan
Preparation and analysis100Ten more than planned
Three accepted weekly questions45Fifteen each, including the later missed-reply repair
Notes and follow-through40Recorded provider work
Administration35Recorded provider work
Subtotal through the cutoff435Not a completed month or all company labor

Two weekly question allowances remain available in weeks beginning 23 and 30 November. The question week is assigned by its Monday start, preventing the 30 November week being counted again in December's allowance. If both remaining questions take fifteen minutes, the defined cohort requires at least 465 provider minutes through its later reply tail, fifteen above the original 450-minute plan.

Jamila records the projected overrun and reserves fifteen additional future minutes from her own practice-development allocation on 24 November. She does not reduce the 435 already worked or charge Alex retroactively. Other unexpected work could still increase the total. The original forecast understated preparation and review handling.

Respond to four scope warnings constructively

An urgent headline: “I can review the two options against the positioning. Who prepares them, and when is the decision needed? If you need production from me, let's assess that work before promising a draft.”

A daily stand-up: “What decision needs me? We can use the included meeting or agree a summary and escalation route. If the job needs daily operational leadership, we should review the service choice.”

A production task in the project tool: “This currently names me, but Sam owns production in our plan. Can we confirm the owner and review date?” Keep the useful task history and obtain the new owner's acceptance.

A vendor support issue: “Who owns the account and support request? I can assess its effect on our plan within the review allowance.” A technical issue can affect strategy without making the adviser responsible for every support ticket.

Move from hourly work with a clear offer

Specify decisions and outputs, offer a bounded discovery project where useful and choose a workable collaboration process. A paid audit needs its own question, evidence, output and fee. It should remain useful if the buyer declines the retainer.

On 12 November, Alex assigns Jamila an email-writing task outside the purchased advisory scope. She sends this original reply through their agreed work channel:

Hi Alex,

The email needs a production owner and review deadline. Under our current scope, I will provide the positioning brief and review one draft. Sam would prepare the copy only after confirming availability.

If you want me to write it instead, I can assess the extra work and propose a change. Please choose the route before we commit to delivery.

Alex chooses the existing route on 13 November. Sam accepts ownership and a 20 November draft deadline that day. Jamila sends the positioning brief on 13 November within the recorded preparation and analysis work. Sam delivers the draft on 20 November; Jamila completes the month's single document review that afternoon, taking fifty minutes. Sam acknowledges her review on 23 November. The new-production proposal is not purchased. Sam's acceptance is different from Jamila volunteering somebody else's time.

For US advertising, the FTC's current guidance requires truthful, nondeceptive, evidence-based claims. Name the approving owner and evidence before publishing. A retainer promise should meet the same basic discipline rather than guarantee growth it cannot substantiate.

A separate service failure remains visible. Sam's question arrives Friday 20 November at 10:00 and is due Monday 23 November at 17:00. Jamila replies Tuesday 24 November at 09:00, sixteen hours late. Sam acknowledges it at 11:00 but says the answer missed his decision. The handling ledger includes that repair; it is not evidence that the response commitment was met.

Prepare a sixty-day leadership handover

Help the client define the role and interview process within your competence and authority; the company retains hiring decisions. Prepare positioning, customer evidence, budgets, metric definitions, agency arrangements, experiments and unresolved risks. Check rights and audiences before transferring material.

Agree briefings and shadowing during the incoming leader's first month, followed by account ownership, permission and outstanding-decision checks. A smaller advisory role, board appointment or continuing retainer requires a separate decision. Revenue thresholds alone do not determine when a full-time CMO is needed.

Alex asks for a handover estimate, and Jamila proposes a sixty-calendar-day window, 1 January–1 March 2027 inclusive. This is not sixty working days. No incoming leader is appointed, no handover scope is accepted and no continuation is bought at the cutoff. The proposed window therefore creates no delivered work or booked revenue.

Use Coachful for the agreed advisory workflow

Configure the actual Offer, benefits, session type, quantity and resource inclusions. Templates can prefill a session type, so verify the saved choice. Keep advertising, sales CRM and finance data in their approved systems. A task checkbox or a completed form does not establish marketing performance.

Use deliberately granted preparation resources and the correct client route, not a copied private link or universal standalone-task placement assumption. Check the real audience before sharing. Client-owned journal pages require their intentional per-page sharing choices; coach-team reviews are different from delivered feedback.

Recap sending is automatic by default, with workspace approval and session-type overrides. Decide the intended setting before processing sensitive information. Agreement signature, payment, account creation and access are separate states. A change to a template does not automatically rewrite a client's purchased agreement or plan.

Jamila's October and November charges are each verified as $3,000 received. Gross receipts are $6,000 before costs, not profit. The final $3,000 due on 1 December remains future. “Log payment” records outside receipts; “Log & invoice” can additionally create a paid manual invoice and configured access. Neither charges a card or proves that an unverified payment arrived.

The corporate retainer agreement guide develops scope, rights and exit terms. Inspect Coachful's features against the actual advisory service rather than use a paid status as evidence of delivery.

Coachful demo Payments screen showing two paid invoices
The demo's two paid records total 348. They do not represent Jamila's $6,000 receipts, a campaign result or evidence of settled client payments.

Frequently asked questions

How many clients can I manage?

Estimate complete provider work, deadlines, peaks and leave cover for the actual mix. A thirty-hour calendar or a client count alone cannot establish capacity. Keep observed work separate from unused or future allowances.

Which software should I use?

Choose tools for advisory delivery, CRM, advertising, measurement and finance as required. Verify permissions, data definitions and handoffs. One platform need not replace every specialist system.

What if the buyer wants tactical execution?

Check whether it is included, who can accept ownership and whether another scope is needed. Production is legitimate work with capacity and cost. Do not assume a title or higher fee includes every task.

Can I include equity or performance fees?

Review incentives, attribution, conflicts, tax and legal requirements with appropriate advisers. Define the outcome and evidence. Pipeline value or nominal conversion value alone is a weak basis for a supposedly realized financial reward.

How should I pitch the service?

Identify the missing marketing capability, offer an understandable scope and explain alternatives. Avoid unsupported salary comparisons, guaranteed returns or promises about another person's availability. Let a real mismatch lead to a different service or a refusal.
